We operate our company based on a well-defined funnel, where each stage is guided by specific input and output KPIs, each assigned to a dedicated owner. Teams responsible for a shared stage in the funnel—both input and output KPIs—are required to hold weekly meetings to continuously refine and improve their performance metrics. At the top of the funnel, we focus on awareness KPIs, such as website visits, while at the bottom, we measure success through financial-based KPIs like the Annual Recurring Revenue (ARR) from self-serve and managed sales. To set our financial objectives, we begin with annual revenue targets established by the board and CEO, which our finance team then breaks down into quarterly goals. Shrav Mehta: Security compliance automation software provider. Why is now the time for your company to exist? SM: Several years ago, everything to do with compliance was completely manual. There were no APIs to integrate with. If you looked at HR systems like Gusto or Rippling for example, there were no APIs to pull the data that you needed as part of the compliance process. AWS didn't have a robust suite of APIs to pull evidence. But as technology and APIs evolved, automation became much more possible in the compliance process. Over time, that allowed Secureframe to automate so much of the compliance process that it’s now about three to four times faster than it was a few years ago. What do you love about your team, and why are you the ones to solve this problem? SM: When we were first building Secureframe, many of the big auditors told us that automating compliance was not really possible. They believed that the complex and nuanced nature of compliance tasks made them unsuitable for automation. However, my team and I thought otherwise. We realized that many of the manual tasks we were doing, such as screenshotting an AWS dashboard or a GitHub repo to pull down information, could be streamlined through automation. Despite the skepticism we faced, we were convinced that with the right approach and technology, many parts of the compliance process could indeed be automated. We recognized that the belief that it couldn't be done was more of a preconceived notion rather than a fact. Drawing from our experiences at previous startups, we knew that other companies were facing similar challenges and were actively seeking automated solutions to simplify their compliance efforts. This further motivated us to develop Secureframe and provide the much-needed automation in the compliance space. If you weren’t building your startup, what would you be doing? SM: I would definitely be interested in building something in cybersecurity. Cybersecurity and AI are probably the two fastest-growing spaces in software technology today. Cyber threats will continue to evolve and get more complex. There will always be bad actors out there and you will always need good cybersecurity products and tooling to fight those bad actors. I think there are an infinite number of opportunities in cybersecurity. Secureframe is where I'm focused right now, but if I were to do anything else, I would almost certainly work on something at the intersection of cybersecurity and AI. At the moment, how do you measure success? What are your metrics? SM: Every company has one key metric that they're evaluated on. For most venture-backed companies, it's revenue-focused. For Secureframe, the number one metric we look at is ARR (annual recurring revenue). The next big one is NDR (net dollar retention), which is the number of our existing customers that are growing and expanding. Our third most important metric is NPS (net promoter score), which measures the happiness of our customers. And the fourth most important metric is CAC (customer acquisition cost) payback period. For example, if I had $1 billion to spend on marketing, I'm sure I could increase our growth rate a lot, but there would be no constraint. So, we aim to spend marketing and sales money in the most efficient way possible in order to generate more revenue. That’s one reason why CAC payback period matters, because it puts an efficiency cap on your resources. In a few sentences, what do you offer to whom? SM: Secureframe's platform helps organizations achieve and maintain compliance with standards like SOC 2, ISO 27001, HIPAA, and NIST frameworksto name a few. We automate risk assessments and monitor third-party vendors' compliance status, ensuring they adhere to necessary security and privacy standards. Our platform also streamlines internal risk management processes, including identifying vulnerabilities, implementing controls, and continuously monitoring for nonconformities. We assist companies in preparing for audits and our customers range from startups to large global enterprises, with our platform flexibly adapting to their specific compliance needs. What’s most exciting about your traction to date? SM: The thing we're really excited about is the traction we're seeing with enterprise customers. Most enterprises still have the same problems with security and compliance that they’ve always had — the process is too slow and very manual, and they need deeper levels of automation. But there are so many frameworks and regulations that they need to comply with. The problem is just much bigger than it is for smaller companies, but it’s one that Secureframe is able to solve. Where do you think your growth will be next year? SM: Our biggest growth goal is to double our revenue year-over-year. I said, "Oh, I didn't know you were that serious about it!" So, I quit my job that week and started building the MVP for what is now Secureframe. We got the customer done with their SOC 2 and they were incredibly happy. And that was the impetus for why we decided to focus on this idea — clearly it was something people needed. We had 40+ companies on the waitlist by the time we actually had an MVP that we could utilize with all these customers. The moment we launched it, they started to pay us. Juan Otero: Thanks Ishan, great to be speaking with you again. So much has happened at Travala.com in the last four years as the travel industry rebounded and the web3 industry continued to swell. In that time, we’ve significantly expanded our offering through partnerships with some of the biggest names in travel, including Expedia and KAYAK. Our accommodation selection multiplied to over 2.2 million properties, and we introduced flights with 600+ airlines as well as 410,000+ activities, with a total of over 3 million travel products now available on Travala.com. We delved into the latest advancements at Celo, notably its ongoing transition from an EVM-compatible Layer 1 to an Ethereum Layer 2. over 20,000 attendees Rene Reinsberg Celo Celo is recognized for its initiatives that extend beyond technology, such as empowering builders in the Global South and contributing to regenerative finance (ReFi) projects, which reflect its broader mission for social impact within the blockchain ecosystem. This is what we talked about. Rene, we’re at EthDenver! How are you feeling? The energy is fantastic. What I really enjoy about events, and I find this particularly true in Denver, is the random encounters. I make it a point not to schedule my day too tightly so I can spend time at the booth and meet builders who come up to say hello. That's always a highlight. I've seen a lot of newcomers here this year who are just coming into the Web3 space. At some of the conferences last year, it felt like we saw the same group of people sticking it out through the bear market. Now, there seems to be a new wave of builders bringing fresh ideas, which is exciting! Do you see the narratives around blockchain and impact evolving, too? Absolutely! There are two main directions: enhancing existing solutions within the traditional financial (TradFi) system and introducing entirely new ideas. So, first, with real-world assets (RWAs) and tokenized on-chain assets, many innovations that might have seemed more hypothetical a few years ago are now feasible. For example, one idea is to create a better market infrastructure to fund carbon removal projects. Web3 is great for this because it's transparent and leverages decentralized markets. It's somewhat similar to traditional infrastructure but also improves upon it. Then, some ideas look not just at replicating existing systems but also trying something completely new. For instance, Celo uses a portion of transaction fees for positive climate action. This concept, which we call “ ,” wasn’t possible before web3. Now, we can build positive climate action into each transaction on the network. Ultragreen Money How has everything been going for Celo since its announcement to transition to layer two on Ethereum? This was a proposal that the core team at put forward last summer, and it was met with huge excitement—more than anyone had anticipated. It was discussed within the community over the years, but it finally became feasible for Celo to retain its unique benefits like low transaction fees, which are crucial for micropayments, and to support the use cases we have on Celo, such as community currencies and credit. cLabs It’s a great chance to bring the “magic of Celo” to the broader Ethereum ecosystem and be a much more active collaborator and contributor. Many of our projects either originate from the Ethereum community or align closely with its values, so there's a lot of enthusiasm for bringing these worlds closer together. The first step is creating accessible infrastructure, aiming for a world where everyone can easily access a web3 wallet on their phone without using much bandwidth. The goal is to enable easy cash-in and cash-out options to local currencies through mobile money or preferred methods, ideally at no cost. This foundational infrastructure is vital for enabling various use cases on top of Celo and has been a core focus not only for the team at the Celo Foundation but for the entire ecosystem. There's still much work to be done with on- and off-ramping, which is a massive undertaking. But it’s very encouraging to see around 100 projects across the globe all contributing different pieces of the puzzle. From companies facilitating mobile money onramps in the Philippines to those working on local stablecoins (e.g., ), these efforts are crucial for providing the basic infrastructure, ideally on mobile and with low fees, like the tenths of a cent seen on Celo. Mento What's happening now is people recognizing this infrastructure, realizing they can launch microcredit protocols, provide loans in local currency thanks to local currency stablecoins, and so on. This can be connected to the global financial system, still largely dominated by dollar stablecoins, through a series of DeFi primitives that facilitate this end-to-end flow. For example, a financial institution in the US or Europe could deploy capital that becomes a loan in local currency in someone's noncustodial wallet—a concept we could only dream of a few years back, but it's now becoming a reality. The challenge ahead is scaling this from thousands of businesses and hundreds of thousands of individuals to millions or even billions. Each transaction carries the potential for positive climate action—almost seamless for the user. This regenerative aspect is something we're keen to amplify as the platform grows, and I believe it will soon be reflected in the data showing the significant impact of transactions on Celo across various use cases like commerce, payments, and lending. Regenerative finance had its moment last year, but then people moved on to other shiny things. I think it’s going to come back, though, not just because it’s a great concept but because we’re starting to see real results. Celo is currently at 6,445 tons of CO2 offsets, and with more economic activity in our network, that number could grow significantly. We can now really tap into the collective power of web3, where everyone can participate and work together on these big, important goals. So, how else does Celo measure its success in terms of impact? Ultimately, a chain's success boils down to the economic activity it facilitates, which is a function of the transactions being processed. But it’s also about how the overall economic activity aligns with the use cases we value. We're particularly thrilled about use cases like microcredit protocols, but at the end of the day, Celo is permissionless, so anyone can build anything. And even a game on Celo can have a positive impact. But I do see our focus evolving. We're here at the EthDenver BUIDLathon, and we run our own virtual “Build With Celo” hackathons. Often, someone will come up and say, “I really want to build this thing, but I'm missing this piece or that.” This then leads to a conversation around, “Okay, maybe we know someone who can help with this, or we can connect the dots and make some of these things happen faster.” So, can we empower the ecosystem to build what they want to build? That’s our key measure of success. I’m based in Colombia, where the Celo community is huge! You've done a great job establishing a presence in some of the emerging economies. What has that been like? Colombia is a prime example! There's currently a proposal for a in the forum. Just yesterday, I was talking to , a community member here, who was explaining how this could unlock a lot of local activity, especially in terms of credit, since people are looking to take out loans in their local currency. Colombian peso stablecoin Juan There's also , a credit protocol on Celo in Colombia that's quite impactful. It's facilitating loans for individuals to finance motorbikes, enabling them to generate income as Rappi delivery drivers. Roda At the end of the day, it's all about engaging with community members and understanding their needs to unlock further growth. Starting small and iterating is key, but eventually, you encounter certain barriers at the ecosystem level. Overcoming these can significantly scale the impact and take things to a much larger scale. That's beautiful! On a personal note, what are you most proud of with Celo? Honestly, getting into web3, it’s tough to fully grasp the power of open collaboration. We knew we wanted to create an open, permissionless infrastructure for others to explore and collaborate with us. But it's not something you can just plan out. You can't say, “We're going to launch a protocol and then expect thousands of builders to come and do their thing.” It just doesn't work like that. Looking back six, seven years ago, if you had asked me what Celo would look like in 2024, I would have significantly underestimated the variety of products and their impact because I would have based my assumptions on what a single company could achieve. So, I'm most proud of the rich ecosystem that has emerged, filled with ideas, some of which I wasn't even aware of, but all made possible by Celo. You can! Let’s say you start a regenerative family farm. You reinvest some profits into a forest that protects the wildlife and allows you to sell carbon credits. Blockchain is a powerful tool for coordination. By consolidating diverse data streams into a unified, transparent ledger, blockchain can transform scattered information into a cohesive narrative. This clarity can guide collective action towards more sustainable choices, making it evident that certain paths are simply better for all involved. And with transparency, it keeps everyone accountable. Web3 tools are pivotal for ReFi's mission. Tokenized carbon credits ensure traceability and accountability. DAOs empower communities with decision-making, fostering trust and collaboration. And with DeFi, financial transactions become transparent and less reliant on intermediaries. Can’t wait to dive deep into Web3 security, Immunefi, and more. I’m Sajjad Rehman, a design engineer turned venture builder and GTM leader. That’s how I like to see myself after 15+ years of building and managing 50+ teams across multiple industries, functions, and continents. I got an MS degree in Management Science and Engineering from Stanford University and an MBA in Finance from the University of Cambridge. But to be honest, most of what I’ve learned came from working with industry leaders like Amazon, Twitch, Jagex, Unstoppable Domains, and now Immunefi. Joining Immunefi came at the back of some deep personal transformations, though, about which I’ve written on social media. It not only made me a better leader, but also increased my ability to contribute in the way of making Web3—the world’s digital future—more resilient and secure. So, yeah—that’s me. Given your work to make Web3 more secure for projects and end-users, can you shed some light on the current state of the industry? Web3 has a major security challenge to overcome. Let’s face it upfront so we can make choices to solve the issue. There’s no point in sugarcoating this fact. has been lost to 292+ , scams, and frauds in 2023 so far. More than $22.1 million of this amount was in October alone. The figures for September and July are even higher, crossing $340 million and $320 million, respectively. Over $1.4 billion Web3 hacks In October, specifically, 73.7% of the attacks were hacks, while 26.3% were frauds. And almost 100% of these attacks targeted DeFi protocols. Looking into these nuances is very important. They help us see the areas that need focus from a security perspective. It’s the best way for the industry to carve its way forward, as we are already witnessing with the increasing number of projects launching bug bounties and engaging whitehats on Immunefi. Overall, I’d say the focus is steadily shifting towards baking in security from the get-go, unlike the trends we saw during the last DeFi Summer. We’re becoming more sensible, as you’d expect from any industry that’s moving from hype obsession to maturity. Things are great overall, and I’m very bullish. . Now, coming to Immunefi, please tell us about the key problems you’re solving and how. I’d also love to hear about your latest innovation, Vaults Immunefi is positioned as a leading bug bounty platform. From that vantage point, the biggest problem we solve is that of persistent security through a project's lifecycle. That’s fairly obvious. But in my view, what is more important to note is how we approach this mammoth task. On the one hand, you have Web3 projects facing a limbo when it comes to finding security researchers who are in the know of the industry’s trends and also have a vast skill set. The challenge here is that most white hat hackers have a legacy mindset and aren’t 100% efficient in discovering Web3-native threats that are becoming increasingly complex by the day. On the other hand, there are highly skilled Web3-native security researchers who, before Immunefi, didn’t have a dedicated platform to discover projects that would properly value and reward their efforts. They also faced various issues with payment disbursal and reliability, besides the lack of incentives to hunt on emerging projects. But to consider things with more nuance, one must realize that the industry has been recovering steadily since the past quarter or so, with the number of daily Unique Active Wallets (dUAWs) in Q3 2023. reaching 2.2 million Moreover, though it’s counterintuitive, a rise in the number of hacks or fraud attempts is actually a sign of a better revenue influx. One mustn’t undermine our adversaries, especially when it comes to seeking out opportunities to make profits. It’s an uncomfortable but necessary truth. So, from now on, if you see a rise in malicious activities in any industry, understand that more money is flowing into that space, which the attackers are chasing. Of course, you’ll do whatever it takes to win the race, which is why platforms like Immunefi and a prolific, driven community of security researchers exist. Before we conclude this discussion, what’s your best advice for projects and teams building in the Web3 space right now? I’d say two things. One, focus on building a strong foundation: robust security, genuine utility, rich UX, etc. These are the aspects that’ll ultimately float your boat, no matter if the markets are up or down. Your customers or community will choose you to get their problems solved. Disappoint them, and they’re gone forever. But even if your token’s price stays low for a few quarters, it can go right back up again. Two, be ready to play the long-term game. It’s not about surfing the short waves alone, even if you make tons of money in the process, especially if your goal is to build a future-proof business capable of making ripples and becoming a pioneer. Web3 is an emerging industry that needs leaders who set examples and build standards. Not inheritors of legacy wealth or influence but real, driven, action-oriented entities. Make sure you fit the bill if you want a chance to succeed and dominate your industry five to ten years down the line. And if you don’t, someone else will—it’s about time.

We just said, ‘Whatever the customer needs is your job.’” Gupta was not shy to tell people who solely concentrated on technical issues that Hightouch may not be the best place for them. Find Your North Stars Gupta is clear that you don’t want the person with the best management skills to be the leader of your company.  Instead, he finds the superstar individual contributors and elevates them to leadership positions. Gupta refers to them as “North Stars”. These leaders set the standard, drive the culture, and encourage others to act like them. One example he gave was , his engineering manager. In Gupta’s words, “he is great at inspiring people and just being the fastest executor on the team, making people realize that everything they do could actually be done 50% faster.” Ernest Cheng Identify the Culture Carriers Once the best people were found, Gupta knew he needed to let them build their own environment where they could thrive. After all, he knew they had Hightouch’s vision at heart, and they would naturally get the most out of their team by leading by example. He called them his “beacons for success.” Gupta said, “[Ernest] has grown so much in Hightouch, and he's a culture carrier. Why should I be the person to set culture within the engineering org, when he is what I want it to be like? So, I feel very good about the fact that we bring people in that have high slope and then let them define their org's culture and scale that out. That allows our engineering team to have a little bit of a different culture than our sales team.” Everyone Owns Sales The culture at Hightouch is one of collaboration and mutual success. Gupta mentioned, “Engineering is very sales-minded at Hightouch. Salespeople know that they can and should give the engineering team feedback, and that they can get action on that feedback to improve the product. Engineering knows that they're responsible for revenue goals. And because they know that, they depend on each other. They share information back and forth and collaborate much more deeply.” With a shared objective of helping as many of Hightouch’s customers as possible, Gupta’s team excels. Learning to Say No Gupta understands that the team can never outrun the limitations of manpower and time. Not being able to meet a goal is incredibly disappointing, especially when someone is both an overachiever and very passionate about that goal. This is the case for Gupta’s team, composed of very talented individuals dedicated to helping customers. He admitted, “We're really bad at saying no.” As CEO, he knew this problem needed his attention. To get better at saying no, Gupta has encouraged the team to make prioritization decisions. “I always ask them to stack rank because they always want to say everything is important. No. Tell me what is more important and what is less important. Then I make them find the line.” This leads to conversations about sacrificing lower priorities to apply additional resources to higher priorities. He asks, “What if you had twice as much time for item #1? Does that matter more than achieving priority #3?” Prioritization remains a challenge at Hightouch. As with any business, there is no simple “right” answer. But Gupta has no regrets about the decisions they’ve made so far, and their aggressive approach has contributed to growth.
