When you have an innovative idea, loads to do, and a small team, there’s no time to sit down and plan things. You have to act. That’s how a lot of early-stage startups function. To put everything on wheels, you have to be active, enthusiastic, and push through. Everyone knows where they’re going; everyone’s motivated. But as the team starts to grow and processes start to scale, everything changes. From my experience, this turning point happens around the time you move past 30 people on the team. At this point, you see more differences in people. It’s getting much harder to get everyone on the same page. As a result, everyone wants to be effective, but “effective” means different things to people. So, what do you do as a founder when everything seems overwhelming and chaotic? Step 1. Apply These Six Principles for Everything For my team, it started the same. As we reached 30 people, intuitive management practices still worked; however, moving towards 100 employees made it impossible. We realized we needed a lot of time to sit down and talk over basic managerial rules. Meetings on vision, plans, and goals consumed the most resources. It was the time to create a reliable company-wide system. That’s how we discovered NUPP, “6 Nearly Universal Principles”. How Does NUPP Work? NUPP is not just a framework. These principles can be applied, no matter what framework you use, including Scrum, PRINCE2, and PMBoK. NUP1. Prefer results and the truth to affiliations We’re all social creatures, and feeling like we belong is a natural need. However, when it comes to growing the company, it’s important to find the balance between affiliations and getting the results. What it basically means is encouraging your team to remain open-minded, learn from the outside of their usual group to avoid getting stuck on one person’s opinion. Belonging to the group is a valuable feeling, but it shouldn’t be more important than speaking your mind, speaking the truth, and bringing outside perspectives. NUP2. Preserve and optimize energy and resources As ambitious and driven human beings, a lot of founders, especially at the beginning of their journey, have one enormous misconception: they believe they have unlimited resources. Well, I don’t necessarily talk about the financial ones, but also about the mental load of themselves and their teams. We all know that 80% of results come from 20% effort. Think how many times it proved to be true in your life. Learn to look at each person on your team and each project through the lens of optimization: how can you help them achieve more with less time/effort/funds? Sure, sometimes you have to go all in. But while growing my team to 500 people, I’ve noticed multiple times that the 80/20 rule is the best way to go. NUP3. Always be proactive Imagine this: you’re driving in an unknown area and take the wrong exit. To save time, you probably won’t drive around. The much smarter approach would be to stop for a minute and reset your navigational system to show you the most efficient route. Being reactive is not enough. Planning and strategizing before acting should be the reflex for your team. The same goes with large businesses; don’t just react, plan ahead. NUP4. A chain is only as strong as its weakest link Scaling a company means scaling your focus, looking for new projects, opportunities, and ways to do things around your business. And as you scale each chain of your business, each new project needs attention. There’re always some things we, as founders, tend to put on the back burner. Some projects always seem more important than others. However, you need to remind yourself constantly that you’re building a system, and in the system, everything is linked. NUP5. Don’t do anything without a clear purpose Before putting any decision or team offer into motion, ask yourself how your company can REALLY benefit from this. I saw many startups doing things just because their competitors were doing them, or some other people from the field advised them to. But the truth is, while it’s great to get the outside perspective, you should analyze how to apply this to your case or see if you need it at all. NUP6. Use repeatable elements Our brains love patterns. When we come across something familiar, we tend to turn it into a routine. This saves energy and helps us avoid starting from scratch every time. The same idea works for businesses. The best way to keep things running smoothly is to use repeatable elements, especially if you can turn them into repeatable cycles. For example, make simple checklists for tasks your team does all the time. Step 2. Add a Practical System Once we adopted the NUPP principles, we needed a practical project management system to make these ideas actionable. We needed a simple, easy-to-understand system of project management to avoid overloading ourselves with useless processes. Appendices A-L Abstract Data augmentation (DA) enhances model generalization in computer vision but may introduce biases, impacting class accuracy unevenly. Our study extends this inquiry, examining DA’s class-specific bias across various datasets, including those distinct from ImageNet, through random cropping. We evaluated this phenomenon with ResNet50, EfficientNetV2S, and SWIN ViT, discovering that while residual models showed similar bias effects, Vision Transformers exhibited greater robustness or altered dynamics. This suggests a nuanced approach to model selection, emphasizing bias mitigation. We also refined a ”data augmentation robustness scouting” method to manage DA-induced biases more efficiently, reducing computational demands significantly (training 112 models instead of 1860; a reduction of factor 16.2) while still capturing essential bias trends. 1 Introduction Machine learning is generally defined as aiming at systems to solve, or ”learn” a particular task or set of tasks (e.g. regression, classification, machine translation, anomaly detection - (Goodfellow, Bengio, and Courville 2016a) based on some training data, allowing computers to assign labels or predict future outcomes without manual programming. A typical case involves a training dataset that is finite, and the system’s parameters are optimized using a technique such as gradient descent, using some performance measure (e.g. “accuracy”) for evaluation during optimization and on a holdout “test” set (LeCun et al. 1998; Bishop and Nasrabadi 2006; Shalev-Shwartz and Ben-David 2014; Goodfellow, Bengio, and Courville 2016a). In particular, computer vision tasks (e.g. image classification) are contemporarily accomplished via deep learning methods (Feng et al. 2019) such as convolutional neural networks (CNNs), which have continuously been held in high regard as the go-to approach to such problems (LeCun, Bengio et al. 1995; LeCun, Kavukcuoglu, and Farabet 2010; Voulodimos et al. 2018), owing to their ability to extract features from data with known grid-like topology, such as images (Goodfellow, Bengio, and Courville 2016b). Like any other machine learning systems, CNNs can suffer from overfitting - a performance gap between training and test data samples, which represents inability to generalize the learned task to unseen data (Goodfellow, Bengio, and Courville 2016c). To combat this, various regularizaton methods have been developed for use during optimization (Tikhonov 1943; Tihonov 1963). Particular (though not limited - (Ko et al. 2015)) to image-based tasks is the use of data augmentation - applying certain transformations, such as random cropping, stretching and color jitter, to training data during training iterations. Such techniques are near-ubiquitous in computer vision tasks due to their effectiveness as a regularization measure (Shorten and Khoshgoftaar 2019). However, recent research by Balestriero, Bottou, and LeCun (2022) suggests that, despite data augmentation being such a prevalent method of improving model performance, it may actually prove a risk to blindly turn to this technique regardless of dataset and approach. This appears to be a part of a larger phenomenon concerning a tendency of parametrized regularization measures to sacrifice performance on certain classes in favor of overall model accuracy. However, it is also caused in large part by the fact that different image transformations seem to possess varying levels of label preservation (Cui, Goel, and Kingsbury 2015; Taylor and Nitschke 2018) dependent on the class of image data, and, as such, can have a severe class-specific negative impact on the model performance by virtue of incurring label loss if applied too aggressively. This impact can also be so deep as to even impact downstream performance in the case of transfer learning tasks. It may be a natural reaction, as such, to caution against using data augmentation as a regularization technique to avoid this. However, this can prove to be difficult in practice, as the overall performance boost this technique provides is undeniable, and it is currently used ubiquitously, with few alternatives. In addition, as alluded to before, the paper showed that other regularization methods, such as weight decay, can also be subject to this phenomenon. It is also important to note that Balestriero, Bottou, and LeCun (2022) claims that the phenomenon is model-agnostic for popular CNNs based on residual blocks such as ResNet (He et al. 2015), DenseNet (Huang, Liu, and Weinberger 2016), and others, but does not make any claims in regards to whether the phenomenon is data-agnostic, or how it would manifest in image classification networks that belong to architectures founded in considerably different principles, such as Vision Transformers (Dosovitskiy et al. 2020b; Liu et al. 2021) that use patch-based image processing and self-attention mechanisms to extract features from images. Our work follows a course of further investigation. To formulate our primary research question, we follow the tenets of the data-centric AI movement championed by Andrew Ng, which seeks to systematically engineer the data used in training AI systems, and places special focus on accounting for imperfections in real world data. In data augmentation, the discipline outlines issues such as domain gaps, data bias and noise. Following this school of thought leads us to question if class-specific bias from data augmentations affect datasets different from Imagenet, in a different way. In particular, we seek to test whether this phenomenon can be observed on datasets that differ in nature to various degrees from Imagenet (Deng et al. 2009), which was used in Balestriero’s 2022 paper, and to what extent. To supplement this line of validation, another, secondary research question emerged from a seemingly minor detail in the original study. Concretely, we investigate if the addition of Random Horizontal Flipping have an effect on how the class-specific bias phenomenon manifests. While not our core focus, we also seek to confirm how model-agnostic this phenomenon is on these new datasets. For this, it is first necessary to test with a model that has common features with ResNet50, which was the baseline for many experiments in (Balestriero, Bottou, and LeCun 2022). We selected EfficientNet, first described in Tan and Le (2019), which is a family of models that also utilizes residual blocks, but was designed via a neural architecture search (Elsken, Metzen, and Hutter 2019) using a new scaling method that uniformly scales all dimensions of model depth/width/resolution using a simple yet highly effective compound coefficient. To that end, we question if class-specific bias from data augmentations on the same dataset would affect a different Residual CNN architecture in the same manner as it would a ResNet. Finally, it is also worth investigating the effects of a vastly different architecture, as mentioned earlier. For these purposes, we have selected to use a SWIN Transformer, which is a relatively small patch-based vision transformer that uses a novel shifted windowing technique for more efficient computation of the self-attention mechanism that is inherent to Transformer-type models (Liu et al. 2021). Finally, we consider if class-specific bias from data augmentations on the same dataset would affect a Vision Transformer model in the same manner as it would a ResNet. We selected EfficientNet, first described in Tan and Le (2019), which is a family of models that also utilizes residual blocks, but was designed via a neural architecture search (Elsken, Metzen, and Hutter 2019) using a new scaling method that uniformly scales all dimensions of model depth/width/resolution using a simple yet highly effective compound coefficient. To that end, we question if class-specific bias from data augmentations on the same dataset would affect a different Residual CNN architecture in the same manner as it would a ResNet. Finally, it is also worth investigating the effects of a vastly different architecture, as mentioned earlier. For these purposes, we have selected to use a SWIN Transformer, which is a relatively small patch-based vision transformer that uses a novel shifted windowing technique for more efficient computation of the self-attention mechanism that is inherent to Transformer-type models (Liu et al. 2021). But what if we could perform these tasks in a 3D space on a daily basis? I believe Apple might have the answer. Recently, I finally had the chance to try out available apps for presentations, mind mapping, drawing, and designing. I'm here to share my impressions and thoughts. Presentations: Key Note and Microsoft PowerPoint Already, you can find two of the most popular solutions adapted for Vision Pro: Key Note and Microsoft PowerPoint. It´s hard for me to choose between them, and I don´t think I have to. Both products are terrific and suggest new opportunities. I guess everyone can stick to their favorite or familiar product without worrying about quality and responsiveness. Interface For both KeyNote and Microsoft PowerPoint, the interface hasn't undergone significant changes; rather, it has been refined to accommodate eye control. While some actions took me time to figure out, overall, the interface feels intuitive and user-friendly. I enjoyed it both with and without the environment, but the former is preferable for me as it allows me to concentrate on my work without distractions. Killer Features For KeyNote, definitely, rehearsal environments is a killer feature! It works amazing, and you can feel yourself in a conference room or in a theater. You can see your slides for practice and choose the view: with or without notes, show the next slide or not, and so on. Unfortunately, there are no people simulations. I suppose there might be Apple personas in the future. The Immersive Environment of Apple Vision Pro allows you to practice your presentation like you are presenting to an audience. However, rehearsal environments with a conference room or a theater are particularly a KeyNote feature, and you cannot use it in PowerPoint, at least for now. For sure, you can practice your presentation in any standard environment, but that´s not the same experience. Drawbacks The main drawback I've encountered while working with presentations via Vision Pro is the virtual keyboard. As someone who frequently creates detailed presentations involving numbers and text, composing these elements directly on Vision Pro can be challenging. The responsiveness of the virtual keyboard is lacking, resulting in slower typing and more errors. For now, I would choose either to connect a physical keyboard or to use my laptop as the foundation for presentations - Apple Vision Pro allows me to do it. Moreover, I would say that it was difficult for me to work with text and numerical blocks for a long time in Vision Pro. It's too cumbersome for me, and I can't relax like when watching a movie. I have to sit, type, and think while wearing a heavy thing on my head. That isn't as comfortable for me, but this is a very specific problem. The Verdict Keynote and PowerPoint on Vision Pro are perfect for making final adjustments and practicing your presentation. You can immerse yourself in the environment and focus on your work. You can enlarge the screen significantly, allowing you to easily view all your notes and slides. Moving slides and blocks, changing pictures, and leaving notes are all effortless. This experience is much better than working with just a laptop. Unfortunately, even though the virtual keyboard is among the best on the market, it's not yet perfect. Therefore, it might be challenging to create an entire presentation from scratch using only Vision Pro. However, connecting with a laptop works seamlessly, making it still possible. I will use Vision Pro for final preparations and to practice my presentations, and I would definitely recommend giving it a try. Drawing and Designing: FreeForm, Figma, Miro This section, to be honest, left me somewhat disappointed. While FreeForm performs adequately, its functionality is quite limited. Miro and Figma offer a broader range of features, but, unfortunately, none of them are adapted for Vision Pro (Miro is available as an iPad version, and Figma is available in Safari and in a wrapper application), so the responsiveness is low. Killer Features FreeForm is a standard Apple app available on iPhone, MacBook, and iPad. As an Apple application, it works smoothly. Gestures are instantly recognized. I particularly enjoyed the ability to bring it close and use it in a manner reminiscent of an iPad where you can draw with a finger instead of gestures. The initial experience of feeling the paper with my brain was genuinely perplexing. There is a library with different elements, so I see it as a specific tool for designing and not just drawing, but for now, it's more like a vision of the future. Figma and Miro have all their powerful features available but only as unadapted apps. Drawbacks Regrettably, FreeForm offers only a limited set of functions for now. Whether additional features will be introduced remains uncertain. Presently, it seems suitable only for basic drawing tasks. Moreover, even though the gestures are recognized well, it's still difficult to design something quickly. It took too much time and patience to draw this simple scheme: Figma and Miro, among other apps, encounter challenges in adapting to the Vision Pro interface. A common issue is the difficulty in processing gestures, which hampers smooth usage. For example, selecting an object may unintentionally move the entire canvas, leading to inefficiencies in work processes. Or you can struggle with object capture. These challenges pose significant obstacles to productivity and make those apps uncomfortable to use on Vision Pro. The Verdict I recognize the potential of this technology. Combining the strengths of the apps could result in amazing tools. I believe that utilizing Vision Pro for drawing and designing has the capacity to revolutionize the entire process. The flexibility to design while standing, sitting, or using the screen as an iPad is truly remarkable! However, we must exercise patience and allow the apps the time needed to refine and expand their functionalities further. I eagerly await the opportunity to see and experience these advances firsthand. Mind Mapping: Miro and Mind Note As I mentioned earlier, many well-known apps like Miro and others are not optimized for Vision Pro. While you can access them through a web browser or their iPad versions, it's not as convenient. When discussing Vision Pro-specific apps, one notable mention is Mind Note. The interface caught my eye with its aesthetic appeal, although not everything functions flawlessly. Killer Features One standout feature in Mind Note is the fluid movement of nodes, which makes working with mind maps exceptionally convenient. While Miro also offers this feature, Mind Note on Vision Pro expands it with its smooth performance and adaptivity. Vision Pro seems like the most efficient way to work with a mind map, making you feel like a hero creating something in a movie. Manipulating nodes, switching between them, grouping and ungrouping, and adding new ones are all effortlessly executed using gestures, much quicker than on a laptop or iPad. Furthermore, expanding the display to view the entire map without physically moving it just by turning your head facilitates a comprehensive view, fulfilling the primary purpose of mind mapping. This approach to creation resonated well with me. Even printing is a seamless process here. Printing extensive text blocks within the mind map is unnecessary, so the virtual keyboard is more than sufficient. Drawbacks However, there are some basic functionalities that have yet to be fully adapted or completed. A notable drawback, from my perspective, is the absence of pinch-to-zoom functionality (both in Miro and Mind Note). This feature seems essential, and its absence is somewhat disappointing; I hope the creators address this in the near future. Additionally, there is a cost associated with Mind Note, and without it, the functionality is significantly restricted, rendering the app more of a visual treat than a practical tool. The Verdict In my opinion, Vision Pro stands out as an ideal tool for mind mapping. It provides focus, a holistic view, and effortless node manipulation, offering optimal conditions for creative and effective mind mapping. Using Vision Pro exceeds the experience of using a traditional paper or browser version. Despite existing drawbacks, Vision Pro is a promising choice for mind-mapping enthusiasts. Conclusion Vision Pro is a powerful tool for creating, designing, and presenting ideas. It allows us to extend our current tools, giving us more space and possibilities. Unfortunately, since Vision Pro has just launched, there isn't a huge selection of apps in the App Store, and some apps are limited in their functionality.
