Kelly Watkins [Interview] Effective Leadership Tips From Experts Kelly Watkins is the Vice President, Global Marketing at Slack where she oversees brand, product, platform, and growth marketing. Previously, Kelly led marketing at GitHub and Bugsnag , consulted on brand and marketing strategy for Intel and the Department of Defense, and ran communications at various nonprofit organizations. We got to know Kelly when she spoke at last year’s FirstMark CMO Summit alongside leaders from Oscar, LogMeIn, Looker, Fanatics & others. Kelly has helped to guide the rocketship that is Slack, and we were eager to learn more about her management style, the lessons she’s learned along the way, and what she’s working on next. What was your first management role? What did you learn from it? I first started managing while working in Uganda in 2007. The organization I was with was based in the northern part of the country, which had experienced decades of civil unrest. This made for an intense environment that lacked basic infrastructure for getting programs off the ground. The biggest thing I learned during this time was how much leaders set the tone for their team, and how things can go off course when this isn’t done intentionally. Teams look to their leaders to calibrate their responses to stress, failure, and adversity, in addition to understanding what celebration looks like. This experience of managing in a fluid context gave me a more well-rounded sense of what management should be — that you can’t just set vision and direction; you also have to tune the emotional frequencies in which people work. “Teams look to their leaders to calibrate their responses to stress, failure, and adversity, in addition to understanding what celebration looks like.” Early in your career, before you assumed leadership roles, what was one quality you appreciated in a great manager? The managers that I’ve most respected and have learned the most from have always been the ones who didn’t pretend they were perfect. They admitted to not knowing answers, apologized for mistakes, and in doing so, invited others to be their partners in the work. There’s nothing more powerful than saying to someone, “I don’t know the answer, but let’s work together to find it.” I think there’s often a temptation to put on airs when in management and to withhold your shortcomings and feign credibility on any and all matters. People aren’t blind though, and they can tell when you’re bluffing or overstating what you know and what you’re capable of solving. Being human and vulnerable, on the other hand, is invitational and helps people feel like they can contribute to the direction in which you want things to go. “There’s nothing more powerful than saying to someone, ‘I don’t know the answer, but let’s work together to find it.’” Is there one moment you can point to that fundamentally shaped your approach to leadership? In 2008, I took a job at a company called New Profit, where I was in charge of web strategy and digital communication channels. My first project was overhauling their main website, including selecting and implementing a new content management system and building out the frontend of the site with better navigation and content. It was a massive effort and after creating a plan, I sat down with my direct manager, and the partner in charge of marketing and comms to review. What I was proposing needed partner sign off, so this meeting was intended to be a prep session for me presenting the plan to the broader partnership. Halfway through my presentation, the partner stopped me and gave me direct feedback that I wasn’t ready to meet with the partners. She carefully outlined the gaps between what they would expect to hear and what I had developed, but didn’t stop there. She committed to work with me to get me to a point where the meeting would be a success. The feedback wasn’t easy to hear, but I was able to process it in the best way possible because I had a path to improve *and* a sponsor to help guide the changes I needed to make. “The feedback wasn’t easy to hear, but I was able to process it in the best way possible because I had a path to improve *and* a sponsor to help guide the changes I needed to make.” The reason this moment shaped my approach to leadership is that it taught me what investment in someone looks like — that you can’t just point out where they are off course, you have to also commit to helping them get back on track. As a manager, not only is my role to enable my team to thrive, but also it’s to be on the hook for helping people succeed. I learned this from my time at New Profit and it’s the standard I still hold myself to as a leader today. What framework do you use for your one-on-one meetings? To keep things organized, I have a private Slack channel with each of my direct reports where we can both post agenda items to discuss in one-on-one meetings. Sometimes something can be solved more quickly in that channel, otherwise we collate all the topics posted each week for in-person discussions. I view the one-on-one meeting itself as something that should be driven by my directs, as it’s their time and space to raise issues, whether those are about projects or career development. If I have things to discuss or raise, I always save those for the end of the meeting so that the other person has sufficient time for anything that’s on their mind. I also prefer that one-one-one meetings be used for more substantial conversations, rather than status updates, as dedicated time each week is the best opportunity to go deep into topics. “I prefer that one-one-one meetings be used for substantial conversations rather than status updates.” On additional tool that I’ve found incredibly valuable is Lara Hogan’s l . This information is incredibly valuable to have on hand for the people you work with, as it can guide how you best manage someone and help them thrive. I encourage all managers on my team to ask these questions in their first one-on-ones, and we have set up a custom profile field in Slack that lists each person’s favorite dessert. ist of questions for a first one-on-one What advice would you give to a first-time manager about giving effective feedback? Giving feedback early and often is one of the most important things you can do as a manager, including both positive feedback about the things someone is doing well, and constructive feedback about areas where someone can improve. However, I often see first-time managers shy away from giving direct feedback out of a fear of not being liked or a concern over hurting someone’s feelings. Avoiding hard conversations ultimately harms the relationships between a manager and their direct reports, so I encourage first-time managers to master *how* to give feedback, as the way in which it is delivered has the biggest impact on how it will be received. Some “hows” that I think matter most: feedback needs to be shared face-to-face and as part of a dialogue where someone can seek context. After giving feedback, it’s critical to ask clarifying questions like, “What do you hear me saying?” and “How can I best support you as you work through this feedback?” Following up the meeting with the feedback in writing can help someone accurately internalize and reflect on what you said. It’s also important to specify what you expect someone to do next, whether that’s coming up with a plan or making a change by a clear date. One additional piece of advice I would add is that when giving feedback, it’s important to lead with details about why the feedback is being given in the first place. If someone can understand what’s motivating your feedback, they can better know what to do when you give it. Have you worked with a coach, and if so, what was the biggest lesson you learned? I started working with a coach about 18 months ago, and it has been one of the most valuable things I’ve done so far in my career. At the time, I was struggling to reconcile being an introvert and a very private person with the expectations that people have for leaders around being constantly accessible and social. I felt that I needed to intentionally define my leadership style and to do so in a way that was authentic to who I am, otherwise it would not be possible to truly thrive as the leader of a large and growing global organization and in a public-facing role. The biggest lesson I’ve learned from my coach so far is that we often do things, or take action, in order to have specific results. However, this misses the importance of mindset — that the story in our heads and how we show up in the world fundamentally impact what we do and whether we are successful. Because of this, I find myself spending much more time thinking about my mindset and how I’m being and operating. Checking in consistently on my own headspace informs what I do in positive ways. What’s one thing you are working on now? When an organization scales, a leader has to transition from doing the work to getting things done. This isn’t an easy switch for many leaders or their teams, however. Leaders have so much more context about the work given the information they have access to, and they also have opinions on how the work happens and what quality and craftsmanship in execution look like (or at least I do!). I’ve been thinking about this transition a lot lately and seeking to find ways that I can best equip my team to do their jobs. As a result, I’ve been working on building a structured onboarding program so that everyone who is new has a chance to understand what we do, what we expect, and how to be successful in marketing at Slack. I’ve also been working on how to consistently communicate information out, developing a weekly newsletter/wrap up that I share on Fridays. It covers everything from what’s top of mind and what’s inspiring me to upcoming hires and important dates. She was a frequent speaker and later recruited to join a reputable regional venture capital fund. I remember discussing the differences between the two with the CEO of the latter company, who shot down any attempts I made to compare the technical nature of one to the other. His breakdown was simple: They are different and can’t be compared, but are equally important. Nearly 5 years later, I am in a much better career situation, largely driven by my ability to both sell and deliver on “softer” marketing services. This includes writing, public relations, content, copy, speaking, and other “non-technical” skills. I find myself still in awe and somewhat envious of hardcore technical marketers. So much of the online world, from landing page optimization to web scraping and data mining, is centered around data and analytics. The best growth marketers I know tend to also fall in the technical category. Most are trained engineers by either education or early profession. Which Type of Marketer is Better? Channeling my inner , I have come to realize that both buckets of marketers are completely necessary and marketers should embrace what they are good at. Wikipedia/Wikimedia has fallen far from what Co-Founder Larry Sanger once envisioned and what it aimed to be. This is me in the last two years. Things were messed up at that coffee shop, so I told the Owner that I couldn't keep dealing with Excel and Google Sheets. Here In this hyper-competitive field during the viral digital transformation, and as a founder or CMO, it is super essential for you to know how to position yourself around the audience's needs and have a strong messaging strategy. The things we are going to discuss are easy to comprehend and hard to implement, but there is always a right way for everything. So let's get into it and see what experts in the field think of the right way. From your perspective, what is brand positioning? Brand positioning is the context within which the audience perceives the offer. A lot of marketers leave prospects without a reason to take action. It's not enough to that you are unique in what you offer. Sometimes you need to those people how you are different. To do that, you need to utilize every piece of evidence of your achievements, such as; success stories, customer interviews, awards, reviews, and testimonials. Show, don't tell. Andy: tell show Positioning is narrowly defining a set of customers you want to target. I like to think of it as how we can be very clear to the customers that we want them to choose us and that we're the right product or service. We also need to be clear that we're not the right product or service for a particular set of customers, and they should go somewhere else. The size of the opportunity is always so much bigger than the size of the resources you've got to go into the market, so it certainly makes sense to shrink the size of the audience and your target audience so that you can direct your business and marketing efforts at a very deliberate set of customers to be efficient in your marketing. Mitch: How do you best align messaging with the needs of the audience? the most valuable approach is through research and by being close to the audience during the sales process so that you understand what this audience cares about. Marketers who are struggling to push up their ROI have one thing in common; they don't produce content that aligns with the information needs of their audience; they write articles that they think are interesting instead of answering questions that keep their potential customers up at night in a way that aligns with every stage of your marketing funnel. How? Well, you can reach out to customers or even do better than that, be present in the sales calls, and watch all the recordings. What are the questions that are mostly asked during the sales calls? What do they care about? Your content should answer those questions. Andy: Andy here shares with me a graphic from a presentation that summarizes his last insight: It depends on how you've chosen to present yourself out there. The truth is nobody can tell your story better than your customers. My personal strategy is to know the whole story of the customers you want to get more of. To do that, you have to reach out to your customers and put the effort to answer some questions like: Mitch- How did they end up using our product? How did they determine that they should consider us? How did they start their research? Why is our product the perfect fit for their business? Where do they find the value of doing business with us? Now, you have the story of your customer base that you want to alter; the process is simple. Your content strategy should aim to find more stories that are similar to the ones you have uncovered. You have to produce content that makes prospects feel like; Omg, this is me talking. It's not about pumping articles and social posts consistently; it is about being intentional in your content strategy. Metrics and KPIs can show some results, but they won't say why, and they won't give a logic for the circumstance. To solve this obstacle, you just have to reach out and see from your audience's perspective. How do you keep track of positioning in the competitive field? Look at your landing page. Does it look like a startup that was founded yesterday can write the same page? If so, then you are lost in the crowd. To stand out, you have to fill your page with evidence, reviews, and ratings and use them in ways that say to visitors; Hey, this could be you. This is the biggest differentiator from my point of view, don't make your brand taste like water. Andy: You have to also keep up with channels that a prospect ends up in while doing his research, like LinkedIn, Reddit, and Quora. Hang out with your audience, engage with them on every platform they are active, and get to know them properly. This kind of long relationship is also an advantage you can use to set yourself apart. You have to be laser-focused on your audience, talk to them every day and stop looking at your competitors' ranking and who is linking to them as long as you maintain a healthy relationship with your audience. You don't have to overwhelm yourself with competitive analyses. Put your efforts into market research instead, find a segment in your targeted market that is being underserved first, and after that, take a broad look at the market to see the number of potential competitors out there and analyze their approach to that targeted segment. By doing this, you will be able to get rid of the distractions and eliminate many companies and dig deep into the market to find the actual competitors. Mitch: Now those actual competitors might say the same thing you are saying. Your job here is to not sound like them and to have a unique messaging strategy, and this takes us to the first point: Strong messaging=deep knowledge of the customer's story. What is your way of telling people that your product is different or even better? In other words, how do you define the strengths of your offerings? You can write a magic copy and leverage all practices of content marketing and SEO to empower your overall messaging, that is just marketing, and it is good to do so, but you also need social proof. Find your best customers, and ask them for feedback to be quoted in your product feature or wherever on your website. Make them play a role in your growth while they are paying at the same time. To simplify, answer top sales questions in testimonials. That is how to sell. Andy: The strength of your offering lies in how you've decided to state that offer. My approach revolves around understanding the individual customer's needs and challenges. It's not just about claiming to be different or better; it's about crafting messaging that says, "This is for you." The better I can communicate that I truly understand who my customers are, what they are currently struggling with, and how my product can help them overcome those challenges, the more they'll resonate with my brand. Instead of vague statements like "We're a great CRM for enterprises," I focus on being clear and direct, addressing their specific situation and needs by saying HOW instead of WHY. Mitch: The key is building trust. If I promise that my product solves problems, I must ensure it delivers on those promises. Making and keeping promises is crucial for authenticity and trust in the market. Failure to deliver on what we claim will lead to a loss of trust and credibility, which is bad for business. Should marketers use a few emotions in their messaging or keep it formal and direct-to-the-point content? I believe incorporating emotions into marketing messaging is crucial because emotions play a significant role in driving action. Considering the audience's emotions is essential, as they often start with existing emotions. Negative emotions tend to have a stronger impact on driving action than positive emotions due to loss aversion, a cognitive bias. Fear, for instance, can be a more compelling motivator than hope. Focus on understanding and aligning with the emotions of your buyers. Two common emotions to address are the fear of missing out (FOMO) and the fear of messing up. By acknowledging these emotions and addressing them in your messaging, you can appeal to the concerns of your audience. Andy: Empathy can be valuable, especially in LinkedIn and blog posts, as it helps address the fear of missing out. Understanding what people hope for and fear allows you to tailor your messaging accordingly. While social media provides insights, it's important to recognize that it's a different context from buyer intent and the emotions of potential customers. Emotional triggers can be effective in pushing prospects deeper into the sales funnel. Using emotions in marketing messaging can significantly enhance engagement. Connecting emotionally with the audience through storytelling and showcasing an understanding of their problems and issues creates an emotional hook. This approach works well for longer formats like blogs or social media posts, where there is room to evoke emotions and build intrigue. Yet, I also think that different types of buyers respond differently. Thus, as a marketer, you must experiment and understand your audience to find the most effective approach. Mitch: Mixing emotional and direct-to-the-point messages may be necessary to cater to various preferences. For example, you can write a social post in a provocative way that makes them rethink their choices and then hit them with a direct-to-the-point type post. That, for example, could make them say; Omg, these people really get me. That's why being provocative is important. At the end of the day, it is your audience; you know them best and choose how to communicate with them. What is your last advice about the whole thing? Marketing and sales success comes from data-driven empathy. You need to use qualitative research to better understand your audience and then position your product and align your marketing messages. Find the best evidence that works for your prospect and buyer. Answer every question, and address every objection. Another trick I can say for both marketers and the sales rep is, "Implant a circuit in your brain to write down every question people ask in meetings" It's hard to do because you're immediately prompted to begin answering. But if you can go back and watch the recording, maybe AI does this great; just take the transcript and say, tell me every question asked by that person, answer those questions in your messaging, and now you are well positioned. Andy: I will go back to my first principles. You can only do so much at certain points of your growth in a company. So make sure that you focus on an ideal customer. And as I mentioned later, your ideal customer has a similar story to the stories of your current customers. So position yourself against the customer that you are best organized to serve. That doesn't mean rejecting any prospects that seem to be interested in your offerings; just try not to get distracted by other factions and continue to build out your audience of highly relevant customers. Mitch: The Takeaway If we think of brand positioning as an actual location to be pinned on the map of the market, that pin will fall on the intersection of the three main topics we have just discussed: Understanding the needs of the audience. Competitive differentiation and authenticity. Defining the strengths of the offerings. Is it worth putting all the effort into this positioning thing, considering the broad crowd already out there? Well, it is definitely worth it. The market is enormous, and the amount of pain points to cover is consistently rising. In other words, the demand level is shifting to the right side, and B2B buyers are always on the hunt. Take a look at the numbers from : Gartner These stats don't include the first two quarters of 2023. the thing is, entrepreneurs are responding well, and the number of saas startups is exponentially rising: see this: 2023 is only at the beginning edge of this curve, which relates to the fact that digital transformation is becoming viral day after day. The bad news is that the crowd will not be anything but larger. The good news is that we just listened to Andy and Mitch on how to stand out from that crowd.
