Effective Leadership Series Dave Engberg is the CTO of Livongo Health, where he oversees engineering, service operations, and IT. Before joining Livongo, Dave served as CTO of Evernote for nine years. Prior to Evernote, Dave was the co-founder and CTO of CoreStreet. We got to know Dave well when he spoke at FirstMark’s CTO Summit in New York City in 2018. What was your first management role? What did you learn from it? I was a technical leader (Chief Architect and then CTO) with no direct reports at an online file storage company called Driveway during the last tech bubble (1998–2001). Then I moved to Boston to found a crypto/security company where I eventually managed a small team. My early career taught me that the distinction between a technical “leader” versus a “manager” is very important. In the bad old days, great engineers would hit a ceiling on advancement, compensation, and status unless they moved over to direct management. Leadership was equated with the org chart. The distinction between a technical “leader” versus a “manager” is very important. Successful companies now intentionally construct parallel paths for technical leaders to progress as organizational managers or technical leads. These non-managerial leaders should provide significant impact through design, mentorship, and cross-functional coordination. Companies should recognize these leaders with comparable pay, titles, and informal status. My staff meetings include both managing Directors as well as non-managing Principal leads. Early in your career, before you assumed leadership roles, what was one quality you appreciated in a great manager? I’ve always been drawn to the “servant leader” model of management, and a big part of that is demonstrating that you’re never “too important” for anything the team needs. I had some early managers that demonstrated this attitude every day. They’d always drop what they were doing to help someone, no matter how junior. They’d take their fair share of unglamorous tasks. I never worked at Disney, but I love their policy that “no one is too good to pick up trash when they see it.” When I had managers who did this well, I knew they’d be willing to consider my needs above their own ambitions, and I’d repay that with long-term respect and loyalty. When you choose to go into technical management (instead of leadership as a staff/principal contributor), you need to give up on having any deep blocks of focus during working hours. You need to be interruptible and responsive so that your team can afford to flow. I enforce that on myself by aiming for “Inbox Zero” by the end of the week, and no scrollbar visible in the list view the rest of the week. If I can help someone with a request in less than 5 minutes, I’ll always drop everything and do it immediately to keep the queue from building up. Requests with longer time frames go into the calendar and out of the Inbox queue. This tends to push larger blocks of work out of business hours, but I’ve got 2 hours on the train with spotty LTE each day to help with that. What framework do you use for your one-on-one meetings? I’m of the school of thought that these meetings should be primarily the time for the employee to express their needs and advance their development. My main job as a manager should be to make my team successful in their current tasks and overall careers. So the agenda is mostly owned by them, with explicit instructions that this shouldn’t just be a status update or summary of work. Those are better handled through separate meetings like standups. Once in a while, I break the rule to ask my own questions or raise an important issue. But that’s either at the end when they run out of things to talk about, or else an exceptional “very special” session. My main job as a manager should be to make my team successful in their current tasks and overall careers. What advice would you give to a first-time manager about giving effective feedback? I’ve been trained on a few different frameworks, such as SMART (Specific, Measurable, Attainable, Relevant, Time-based). I think it’s worth the time to learn one of these and do a couple practice runs. If you’re only giving feedback once a year when compensation changes are due, you’ve failed. Of all of those letters, I think the ‘T’ is the one that first-time managers may find the hardest. If you’re only giving feedback once a year when compensation changes are due, you’ve failed. You should force yourself to schedule frequent incremental feedback where you can point to specific recent examples rather than batching it up over a span of months to drop on someone like a pile of bricks. What’s one unique hiring tip you’d share with a first-time manager? I’ll skip the usual platitudes about “don’t settle, only hire A players” and focus on a common tactical misstep. I’ve seen a lot of new hiring managers schedule a group of people to interview a candidate, then get them all into a room and ask them all for either a vote or to give their feedback around the table. This contaminates the signal from each interviewer and sets the wrong expectations about the purpose of the interview. Instead, you should ask each interviewer to collect substantive information about different skills or knowledge. They should each write down their assessment of those areas first. If you want them to help make the final yes/no decision, that should be separate from the domain review. This will get you a more nuanced signal than if you skipped right to an in-person roundtable. Have you worked with a coach and, if so, what was the biggest lesson you learned? I’ve done a bit of coaching, with some mixed results. The most actionable thing I picked up in my last attempt was around communication with executive peers. It’s very easy/common for the technical leader to be stuck in the role of the naysayer since they’re usually on the hook for the actual delivery of their peers' desires. Always start responses with explicit enthusiasm first, dramatic pause, and then give my input. It seems that in the past years, the СES exhibition has surprised us already with everything we can be surprised about. But no! Flying cars, like in the movie “Back to the Future”? Such concepts have been shown by many and repeatedly. Moreover, Uber quite seriously talked about their plans in this area back in 2016, the Uber Elevate project. The first tests of the machines should begin in 2020, and they plan to launch them in operation in 2023 in Dallas, as well as in Los Angeles. Autopilot This year 7 January at the CES conference, Hyundai decided to show that such developments are not alien and painted their vision of the future. To understand the specifics of the issue and what many companies do, we will say that it’s not even a prototype, it’s just drawings, as well as models of what may or may not become something real in the future. So far, this is exhibition technology and nothing more, and the word "technology" is worth reading here with a touch of irony. These are rather sketches, not real prototypes that will go into the using. In the next couple of years, the cost of autopilot components will decrease markedly, but it will not mean a general decrease in the cost of the autopilot itself at all. It will simply allow equipping the machines with a large number of sensors, making them safer. It is interesting that lidars are developed by many companies.  For example, Bosch at CES showed its lidar version. Interestingly, Elon Musk is a consistent opponent of lidars, Tesla uses radars and cameras, that limits the capabilities of cars and the quality of the future autopilot. If Mask’s approach doesn’t change, then Tesla’s autopilots will lag behind the market next year. The characteristics of this year’s lidars are amazing and can reduce the cost of computers that are responsible for autopilots. They give more time to analyze the road, as they read information from large distances. And this is also a reduction in the cost of technology. Continuing the theme of cars, we can't not but say about what surprised everyone - the announcement of the Sony car, even if it is a concept. The name of the sedan is is designed to demonstrate the company's technology, interior design and various sensors. This is a kind of laboratory on wheels, and made by both engineers and designers of the Japanese brand. Sony Vision S And guess what? It turned out quite interesting for Sony, look at the photos of the car. We do not know about you, but this machine surprised us. Moreover, this surprise is because large companies can invest in creating their cars today. This technology has become more accessible. But the speakers repeated over and over again - the urban population of the Earth is increasing, and if today almost half of all people live in cities, then in 2050 this will be 68% of the people. The apartment is not just turning into your personal space, here you cook, sleep, have fun, play sports, raise children and even, perhaps, have organized some small business. The transformation of our housing has occurred unnoticed, while the technology that we use does not yet take into account this transformation, it is ideologically behind the new human needs. Look at the small Ballie robot, which should become your home helper. It is very reminiscent of the robot from Star Wars, the droid BB-8. It is not worth taking this development very seriously, it is rather a challenge for the future. Such a robot can become your “hands” in the house, control various equipment, and ensure safety. The combination of AI technology will help make the user experience better: computers will work faster, longer, safer. Alienware 25 A gaming monitor with a refresh rate of 240 Hz and a response time of less than 1 ms is a 25-inch IPS matrix with Full HD resolution and a standard aspect ratio of 16: 9. It supports NVIDIA G-Sync and AMD FreeSync vertical sync and image optimization technologies. Concepts At the exhibition, Dell showed two concepts of computers of the future. Concept Ori received one 13-inch display, which bends in half. You can work with it as with a regular tablet or fold it in half and put it like a laptop to work with documents or type text. And it takes up a minimum of space, when the laptop is folded. The second Concept Duet is similar in concept to Ori, only this one has two 13.4-inch touch displays. It turns out to be almost a laptop, but instead of the usual physical keyboard is another screen. It can also be used in several modes, for example, as a tablet for working in two windows at the same time or as for a laptop. Only with the keyboard can additional windows or menus be opened for quick control. It’s impossible to squeeze everything that happened in one day into the small format of the article. Presentations include AI, human orientation, 5G and many other words that are familiar to us. But there is no qualitative breakthrough, there is a certain aftertaste from the first day - there are a lot of products that continue the trends laid down earlier, too many concepts and prototypes of different states of readiness, as if real products were over and you need to show something from the distant future. And the fact that most of these technologies will not appear in our hands in the next year or two does not play a role at all. And this separation from reality begins to grow, they try to charm us with something that does not exist yet. It is possible that this is correct and this approach has the right to life. But it seems to us that here, as always, a balance is important, which we simply did not observe on the first day. Will AI Ever Be Able to Predict Disasters and Save Lives?

Preface*: I spent 3 days with MBA students from 2 of the top 10 universities in the world. Our interactions were within a school environment and comprised of academic and social activities. This includes almost 8 hours of lecture time, 5 hours in parties, and multiple formal and informal interactions over 3 days. Below is a summary of what I uncovered.* “I have my suit packed” I texted my friend half joking, half serious. I was going to be spending the next 3 days with a friend at one of the top 10 universities in the world, and I was going to be participating in an MBA class. I was excited to see my friend, but I didn’t know what to expect from the MBA class and his colleagues. You see, my friend and I have always been different in our approach to career growth. Although we both understood the value of hard work, I relied a lot on my hard skills while his approach placed a great deal of emphasis on soft skills. I always supported his decision to pursue an MBA, but I never understood why he wanted to be a “suit”. To understand my thought process, you have to understand that I started my career initially as a freelance software engineer almost 13 years ago. You know, when tech was about being ‘hardcore.’ My first full-time job was at an organization that treated business team members & MBAs better than members of the tech team. It always felt like a situation of ‘us versus them.’ It was common for members of the tech team to do an online MBA and make the switch to the business team just for the chance at better pay & recognition. The movies and podcasts I consumed also backed this up. MBAs (typically called “suits”) were often portrayed as trust fund know-it-alls who were far removed from the realities of everyday people, didn’t understand how things worked, and somehow felt superior to others. I unconsciously carried this around with me. First Impression My first day was fairly quiet. I spent part of it walking around the campus and understanding where the key areas were. I had started meeting some people from the MBA program, and the first thing I noticed was how ethnically diverse they were. They were also quite friendly and happy to strike up a conversation with a stranger. I got some food, watched a movie, and had an early night in preparation for the class tomorrow. Observations in an Academic Setting The next day, I was sitting in a Negotiation class from 9 am to 4:45 pm. The class included a lecture, a case study based on a variation of real events, a debrief session, and a take-home assignment. People were assigned different roles in the case study. They were given clear but conflicting deliverables that they needed to get out of the negotiation in order for their character to be successful. I sat quietly in the corner, observing; not sure what to expect. The negotiations kicked off and it all felt so real! Everyone embodied their character and was determined to get what they wanted. There was also something different about it. This didn’t feel like a gathering of people who didn’t know how the real world worked. It felt like quite the opposite. I saw people use elite tactics including teamwork and betrayal to get what they wanted from the deal. After negotiating intensely for hours, the group I was part of finally came to a conclusion that was suitable for all parties. When the class was over, I had a chat with a few of the students to understand their motivation to get an MBA and how the journey had been so far. They candidly shared their motivations, which I have summarized in the end notes of this post. Observation in Socials I kicked off socials at a barbecue party with about 50 MBA students moving in and out. As I moved around and got introduced to various groups, our conversations ranged from who made the best soup to Man Utd’s performance this season. It was not what I expected. To be honest, the conversations were a lot more down-to-earth than conversations I’ve had at tech/start-up social events. Nobody was trying to portray themselves as a ‘genius’ or the person who is changing the world. Even though a lot of the people there had done great things before they joined the program. The next stop was a party at one of the popular spots on campus. I was attending with a smaller group as most people were tired from the barbecue or had work to do. We had pre-drinks in one of the dorms and headed out for the night. This time, I spent more time observing the group than actually participating. I could see clearly that they had started building strong friendships that would last a lifetime. Bonding over shared suffering, happiness, and shared destinations. Perhaps this is why it could sometimes seem to outsiders like there’s some sort of ‘clique’. They were spending all this time together and were starting to build friendships that they would gladly defend if necessary. Conclusion/End Notes I woke up on the final day tired but filled with a feeling that I couldn’t quite explain. That was when I noticed it for the first time in 3 days. It was a sticker on the only window in the dormitory that I was in. “Build something Massive.” was boldly written across it. It summarized my thoughts about the MBA program and the students I had met. The program was a chance for ambitious people to learn and to build their lives and careers into something massive, and most of them sacrificed a lot for this opportunity. Over 90% of them are immigrants.
A lot of them are on scholarships that they had to fight for, while some took loans to attend the program.
A lot of them are anxious and working hard to find internships/jobs months before they graduate because they feel the need to start providing value that can offset the cost of their program.
Some of them left their families and cushy jobs/businesses to move into student accommodation for this program. I believe that the summary of these factors is why some of them seem to have a chip on their shoulders when they graduate. They believe that they have sacrificed a lot and deserve to be where they are. If it was you, you may feel the same way too. It’s humbling for me to write this as it exposes my past ignorance. But it’s important to put this out because there are many people who may be even more ignorant. So what did I really uncover about these MBAs? I learned that They’re parents. They’re lovers. They’re dreamers. They reflect everything that’s great about the world and everything that is wrong about it too. (Just like the rest of us.) The world has promised them in this unwritten contract that if they do [x] (i.e., get a prestigious MBA), then doors will open for them. That their hard work and sacrifice would be rewarded. For a lot of them, the MBA is their path to a better life, recognition for their hard work, and a better future. During my time there, I felt very welcome in every circle, though I was meeting a lot of them for the first time. In fact, I may have annoyed some people anytime I was visibly shocked by something they did that went against the stereotype of an MBA. Would I get an MBA? I don’t know yet. But I have even more respect and appreciation for everyone who has gotten an MBA and everyone who plans to get one. You don’t know me, but I’m proud of you.
