Product management is an exciting and challenging field. in a marketplace, though, is a completely different world with its own unique ups and downs. While there are best practices around what to do during the scale-up or 1 to 100 phases, I am here to talk about what aspects of the product we should pay attention to during the zero-to-one product management at marketplaces. Product management Throughout my 10+ year career in marketplaces, I was involved in building three businesses. In my previous role at , I worked as a product manager responsible for launching Uber Fleet products globally. While at Dunzo, a delivery app, I led the product launch and expansion team for a ride-sharing product, Dunzo Bike Taxi, in India. I’m currently leading the Platform and Data Engineering Product team at Carwow, an online marketplace for buying and selling cars in London, UK. I’d like to talk about how a product manager can add value during the launch and the zero-to-one phase and share some advice based on my experience. Uber First, what is a marketplace, and how does it function? In short, a marketplace is an intermediary that connects demand (end consumers) and supply (sellers or vendors). Recently, technology has accelerated this type of model - think Uber connecting commuters with taxis or Doordash connecting consumers with restaurants. The marketplace, in turn, keeps a percentage of the transaction and calls it a commission or service charge. So, how does product management fit in? While it may seem like the role of a product manager does not really change with the phase of growth of an organization, a marketplace might demand an entirely different mindset. More akin to a wartime CEO and peacetime CEO, there could be a Launch Product Manager and Growth Product Manager at a marketplace. ( if you are not venture-funded): The success of a newly launched marketplace is determined by two things three - The beauty of marketplaces is how they solve the immediacy of a particular demand. In the Uber example - you want to book a cab immediately rather than days in advance. However, this means keeping demand and supply in sync due to the transient nature of both. Building tools to quickly onboard suppliers and make it easy for customers to sign up is something that products can add plenty of value to. Liquidity - If more people use and like the product, the higher the chance they will recommend it to their friends. This in turn creates more demand for sellers or suppliers, thereby increasing the revenue they earn. This can be done through referrals or via user promotions. Both are areas that require product teams to drive. Network effects (if sustainability is a focus during launch) - If unit economics is a priority, having tools to configure pricing, user promotions, seller incentives, etc., becomes more important during the launch phase. However, typically, these are areas that venture-funded companies focus on later in the journey after finding the product market fit. Unit Economics In short, you need a strong product team to tackle all three parts of the marketplace. How can a Product Manager add value during launch and the zero-to-one phase? However, a lot can go wrong with how product managers handle a launch. Assuming you are the PM, or a small group of PMs, involved in launching a new marketplace, or a new category or geography within an existing marketplace, here are things that you should be doing. - Good enough is excellent, and excellent is overkill when it comes to the design and the UI during launch. Users and sellers will not care what color your logo is as long as they can get the intended outcome from the platform (e.g., moving from point A to B for consumers and earning additional income for suppliers). Keep it simple and use the limited resources elsewhere, like the user experience (UX). Yes, UX and UI are not the same, and I learned this the hard way. While building the Uber Fleet app, we tested a few iterations of the UI with end users (fleet partners), and all they cared about was whether they could download a .csv file from the dashboard. No one talked about the font used or the colour of the button. Do not go overboard with the interface - While the demand-supply equation of a marketplace is very dynamic, there will always be one side to optimize for. Either you have higher demand than supply (more customers than cabs for Uber) or higher supply than demand (more cabs than demand or customers). The marketplace’s job is to balance both sides while trying to grow their profit (or revenue if pre-profit). Product managers must double down and solve this to improve liquidity. There is no sense in optimizing the consumer flow if there are not enough cabs on the road. Focusing on onboarding cabs faster might be a better use of a PM’s time. While launching Dunzo, an on-demand marketplace, we realized this when we had a lot of customer demand but not enough restaurant partners on board, as we had not put enough effort into building the partner onboarding flow. Focus on the right side of the marketplace - This is as important during launch as it is later. Your first customers and partners will be your power users in the future and drive network effects later. Knowing and prioritizing their pain points will lead to a better output than building a fancy supply-demand matching algorithm, for example. Trust and safety were a big challenge at Uber, and one of the ways the product could help was by talking with customers and partners regularly. We even had a WhatsApp group of power users at Dunzo who helped give us feedback and identify loopholes in our user promotions. Don’t keep customer or partner feedback for later - Building internal tools is part of launching a marketplace. These are internal tools that consumers or suppliers sometimes don't even see or are aware of. It’s essential to keep them simple and not build everything at once. An interesting use case I found was building an internal promotions tool to configure discounts. It might be wise to just start with flat percentage discounts instead of trying to develop all types of user discounts at once (e.g., buy 2 get 1 free or order 5 times and get the 6th order free). It is important to build a limited set of polished features instead of creating multiple features with inadequate checks and balances. Quality over quantity - Analytics should be everyone’s job during launch. However, there is no point in tracking or analyzing data that is not driving the marketplace to grow. For example, the number of customers ordering ice cream between midnight and 4 a.m. is not driving many product decisions during launch unless you are an ice cream marketplace with no supply at night. And even then, it goes back to point #2. Don’t track everything - While experimentation is valuable for improving the product, you might not have enough data available during the launch phase. Keep the experiment simple and quick, if possible, and don’t get obsessed with experimenting with everything. Relying on your gut or instincts might be better at this stage; however, it is not recommended with significant changes once the company has found a product market fit. Experiment, learn, and move on A few other things to keep in mind for Product Managers The product roadmap should be based on the direction the business wants to take. For example, if the business strategy is to acquire enterprise suppliers instead of small or independent contractors, the product should reflect that. Stay connected to the business strategy. It is vital to let stakeholders know what’s coming. Often, product changes need to be complemented by changes to other processes that the product team might not be even aware of. For example, customer service FAQs. Keep everyone in the loop. Keeping a close relationship with a few power users and partners will shorten the feedback cycle and help iterate and improve the product faster. Get involved with your customers and partners. It is imperative that at least the leadership team are power users of the marketplace. In the case of a B2B or low-frequency marketplace, it is important to keep testing the user flow through a test account that everyone can access. There are a lot of valuable insights and feedback that can be derived from dog-fooding, especially in the early stages. Encourage dogfooding. Overall, being a product manager during launch is like walking a tightrope over Niagara Falls. It is pretty rewarding when done right, however deadly if you focus on the wrong things. Zero-to-one Product Management in Marketplaces 

The end of September 2021 saw the United Kingdom fall into the midst of a fuel crisis. Although the country has a healthy level of petrol reserves, the problem stems from a large-scale shortage of HGV drivers to transport fuel to petrol stations nationally. As some stations announced they would be closing due to the shortage, widespread panic buying caused as much as in UK cities to run out of petrol. As a result of the crisis, it appears that the nationwide petrol shortage may accelerate the adoption of electric vehicles. 90% of fuel pumps As the UK struggled to keep up with demand for petrol, interest in electric vehicles spiked, with Auto Trader Group Plc claiming that it had begun receiving direct inquiries for electric cars on average as the crisis escalated - roughly twice as frequently as the month prior. every 1.8 minutes As Google Trends data shows, searches accelerated rapidly in late September for electric vehicles, but is this trend going to be a sustainable one? And what could it mean for the growth of EV stocks? Let’s take a deeper look at the opportunities that are potentially rising through the UK petrol shortage: Accelerating Adoption The UK petrol shortage has prompted a massive spike in online searches for electric vehicles, with one analysis commissioned by Carguide finding that interest in EVs climbed some 1,600% on September 24th - when the shortage grew to a national scale. “The fuel supply crisis and the scenes of panic at the pumps could prove to be the most influential switching event ever, with more people than ever considering switching to electric,” , director of trade at Carwow. said Sepi Arani “The levels of demand for EVs through carwow this weekend have been completely unprecedented and are genuine proof that more people want to make the switch.” Significantly, the crisis has provided the backdrop to Motor Fuel Group’s flagship electric vehicle charging station in London, which opened on the 28th of September. Motor Fuel Group CEO, William Bannister was keen to highlight growing EV adoption trends - particularly in the UK capital - as the new charging station opened: “London motorists are leading the way when it comes to EV adoption, but the majority of London’s EV drivers cannot charge at home,” . “The public charging network needs to keep up with the rapid change in consumer behaviours, and the MFG EV Power network will do just that. Within the M25, our 2021 EV roll-out programme alone will nearly quadruple the number of open-network 150kW EV Chargers that were installed at the start of the year.” Bannister said The growth in the number of EV charging points coupled with the temporary decline in the availability of petrol in the UK may indicate a sliding doors moment in the adoption of that could see EV-focused stocks benefit from the crisis. electric vehicles EV Barriers Still Exist Despite significant growth in interest regarding EV vehicles, , commercial director at Auto Trader told Business Leader that the UK isn’t ready to take a major step towards abandoning petrol cars for their electric counterparts. Ian Plummer “Electric cars are prohibitively expensive for the majority of people, and despite the significant increase in range performance among new models, capable of reaching around 250 miles on a single charge, concerns of an inadequate charging infrastructure remain,” Plummer noted. “To make them a genuinely viable option for mainstream buyers, we need more commitment to provide greater incentives to deal with the upfront cost, as well as more investment to improve the national infrastructure to support both those rare long journeys, and those without access to home charging.” Although Plummer believes barriers to adoption are too significant to leverage any meaningful momentum towards the widespread , stock market analysts remain buoyant about the short-term growth of EV stocks. adoption of EVs Maxim Manturov, head of investment research at Freedom Finance Europe, highlighted Blink Charging (NASDAQ: BLNK) as a stock for investors to watch in the future. Blink Charging “owns, operates, and provides electric vehicle (EV) charging equipment and networked electric vehicle charging services in the United States through its subsidiaries,” said Manturov. “The company provides residential and commercial electric vehicle charging equipment, allowing drivers to recharge their vehicles in a variety of locations. Fuelling EV Adoption: the UK’s Petrol Crisis Could See a Rise in Electric Vehicle Stock Prices

An rocked the Pacific Northwest in June. Oregon turned into an oven. This gave me yet another reason to break out a Raspberry Pi and collect some data. I sent it to because it remains one of the greatest places to send and look at IoT data. unprecedented heat wave Adafruit During the first day, I placed a Raspberry Pi under my deck to collect and send temperature and humidity data. I wanted to get ambient air temperature as accurately as possible. I placed the Raspberry Pi (Zero) under the deck so it wouldn’t be in direct sunlight. It’s in shade 24/7. The breeze is blocked by joists. Then my son had an incredible idea: Let's put a sensor in a car to see how hot it gets inside the cabin. Great! So I set up a 2nd Raspberry Pi for that purpose. I put it in the center console of our Ford Focus. I didn’t want that one in direct sunlight either. The car itself was in direct sunlight the entire time. I parked it in an area where it didn’t receive shade. I cracked open each window about 2 inches: And then measured the results over a few days. In this article, I’ll show you how we built this setup, and the data I found. Step 1: Setting up the Raspberry Pis To gather and send this data, I used two Raspberry Pis set up identically. Under the Deck (Outside Temperature) Raspberry Pi Zero W AM2302 Temperature and Humidity Sensor Raspberry Pi OS Python Script using Adafruit DHT Circuit Library Inside the car Raspberry Pi 3 AM2302 Temperature and Humidity Sensor Raspberry Pi OS Python Script using Adafruit DHT Circuit Library I wired up the sensors like so: They were both set up if you’d like to try it yourself. with these instructions I even when I set up the Pi in the car if you want to see it in action. did a live stream Step 2: Gathering the Data I sent the data to Adafruit and let it collect data for a few days. Adafruit gave me some nice real-time graphs to look at: This was great for realtime data. Setting this is up is very easy, again I cover and set up a dashboard. how to send data to Adafruit While the dashboards are neat, I wanted to take the entire data set and look at it. The dashboards only show a 24-hour window, but Adafruit collects the data and you can export it to JSON or CSV. So I exported the data for the few days into CSV files. I could browse through them and spot-check things but I wanted to merge all the data. I decided to drop them into an SQLite database to do that. Step 3: Processing the Data I had a couple of issues right off the bat when dropping these into a database. I have four separate feeds of information: Outside temperature Outside humidity Car temperature Car Humidity I had to consolidate them into a single database. Which created another issue: The samples were all taken at slightly different times. The sensors took samples every thirty seconds. The two Raspberry Pis were not synchronized, and there was some clock drift. Since the timestamps showed that sensors never took temperatures at the exact same time, I would have to sacrifice some precision. I tackled this problem live on my Twitch stream. Now, I can dive into the data and try to get a good handle on how hot it got outside and how hot it was in the car. Maximum temperature outside: Maximum temperature in the car: Wow. So that was a bit unexpected. And of course, I’d like to match things up a little to see the inverse of each. The temperature reached its hottest point at so, June 29th at 5:34 PM. 2021-06-29 00:34:30 The outside temperature peaked at and the temperature inside the car was . Incredible. 119.84 159.08 So what about the peak car temperature? Unfortunately, the outside temperature sensor failed to read during this time, but it was about an hour later and reached degrees. This is with windows cracked open. While this was during 100+ temperatures this is something to consider when you see a child or pet in a car on a hot day. 170.78 There are some other things we can look at with this data. Let’s see the relationship between the two temperatures. Here’s a nice graph of the car temperature vs outside temperature: It’s interesting how late at night when things “cooled down” to around 80 degrees, the two temperatures almost equalize. Yet if we zoom in deeper we can visually see how the heat builds in the car: At a certain point, it even appears the car was than the outside temperature. cooler At midnight the car was a mere than the outside temperature. two degrees hotter At 5 am it was in the car. four degrees cooler A couple of hours later it was than outside. eight degrees hotter Near the peak of the day, it was in the car. Incredible. 50 degrees hotter You can see the peaks and valleys in the graphs. I’ll be doing even more with this data in the future. Very curious about how it ramped up and I want to look into it more. Conclusion So I’ve always been against leaving children and pets in your car on a hot day. Most of us are. But it’s interesting to see exactly how hot it gets inside a car. This is absolute justification for calling the police when you see it. . End rant This data is unique in that we were measuring during 110+ degree days, but you can still see the effects of the car. The only time the car hotter than the outside is when the sun wasn’t on it. So we can deduce the sun shining through windows (they are not tinted on this car) affects the inside temperature. If it were an 80-degree sunny day, I imagine the inside still capable of being 120 degrees or more. wasn’t Lesson: We all know cars sitting in the sun get hotter, now we can see exactly how much hotter. How Hot Does it Get Inside a Car During a Heat Wave?

In part four we are going to continue learning about control flows by learning about the other loops in Kotlin. ) You might be wondering right now what arrayOf is or even what an array is. To answer the first question, arrayOf lets you create an array of objects, in this case they are strings. To answer the second question an array is a collection of objects. That collection will typically have some commonality, in this case we want to represent a list of car names. It’s also probably important to note that each item is separated by a comma , with the new line being optional (but it can help with readability of longer arrays). As we get further into this series we’ll discuss other types of collections along with the pros and cons of them. In general an array is the most basic type of a collection and serves as a building blocks of several others. While this may fall into “Too Much Information Cody!” I also want to point out that arrays of things are generally how apps work. Your Facebook wall is powered by an array of Posts, Medium is powered by an array of Articles, and YouTube is powered by an array of Videos. These aren’t the exact implementations, and are instead simplified examples. With that out of the way, let’s start printing out these cars. The Basic For Loop So now it’s time to iterate over this list of cars and do something with them. In our first example we’re simply going to print out the cars, one car per line. } So this is technically not the most basic for loop, instead I wanted to give an example of you might do this in Java (or other languages). Essentially what we are doing is getting an array of indexes (which are integers) with cars.indices, and we are iterating over that list. What this allows us to do is access the array by its index. If I wanted to only access Toyota Camry I would simply reference cars[0] which is the index of that car. With arrays they always start at zero, and so if I wanted to access Toyota Corolla which is the 2nd item in the list I’d reference cars[1]. Our loop above will start out at zero and end at nineteen (our list has twenty items). Performing Operations On The Cars The next example I want to give is how we would perform operations on these cars. The easiest example I can think of is printing out the car names in lowercase letters. In doing so we are also going to access the cars directly, so no more index. In general this is how you probably should iterate over items in a list in Kotlin. Here’s what that looks like: println("\nPrinting Cars In Order (Lowercase)")

} So essentially what we are doing is taking our values in cars and setting each one to a variable named car. We are then going to take the value of car, make it lowercase, and then print it out. Stop Printing After “Ford” Is Printed The last example I want to go through is using a while loop to only print out items until we reach one that has “Ford” in the name. } Before we get to the while loop we first setup two variables. We need a condition to keep track of for our loop, for that we declare fordWasPrinted which by default is false. I also define index which will keep track of where we are in our array, again, arrays start out at zero. Now it’s time to enter into the while loop, as long as fordWasPrinted is false it will keep going through the loop. The first thing we do inside of the loop is set car equal to our current item in the cars array. We then print out the car to the console. On the next line we determine if the car contains the word “ford”. We do that by first getting a lowercase string representation of car and then ask if it contains the word “ford”. If it does then it will return true, otherwise it will return false. We are assigning that returned value to fordWasPrinted. Django ORM Relationships Cheat Sheet

TLDR: Big companies adoption determine the success of the language, not the quality of the language. Let’s target big companies / projects by having official libraries, stable tooling and make cargo do the same as the gradle wrapper. About me My name is Tibo Delor, I am an independent contractor working in Australia. I have been part of relatively big projects in several industries (banking, gambling, ecommerce, …) on different languages (Scala, Java, Web, .Net, python, Haskell, Cobol, …) sometimes as a developer, sometimes as a tech leader. My comfort zone is web development with Scala and React. I have been following Rust for two years now. Sadly, my life has been extremely busy the last 2 years and I have not dedicated as much time as I wished to Rust and I haven’t produced anything worth sharing. My plan is to go crazy with Rust in 2018, so hopefully you will start seeing my name popping a bit more in the future! Please forgive me in advance for any approximation, outdated facts and misunderstandings that you could encounter in this article and please correct me if I am wrong! Rust #2017 I remember reading through the roadmap and thinking “YES! That’s exactly it!!”. On top of that ,whatever was promised has been, or is about to be, delivered! Big big Kudos to the Rust team and all the contributors, truely awesome work. , most important to me at the top**:** What I liked RLS and VS Code improving experience. Not yet stable but massive improvements. Macro 1.1 in stable. This was huge to me. Not only because I could write macros but because Serde and Diesel could finally be used in stable. Library stabilisation. Not the stabilisation itself but the fact that the rust “officials” come and put their stamp on some libraries. I think that could go even further (for more explanation, read further). Incremental compilation and cargo check. Reducing the developer feedback loop is always very satisfying. NLL. : What I didn’t like The epoch RFC. My biggest frustration. I think putting an other versioning system on top of an other one doesn’t make sense and is just confusing people. Either you use epoch or you use rust version but please not both… I also believe backward compatibility is a problem that must be solved, but not this way (more on that later). Rust #2018 To me right now Rust has a lot of similarity with Haskell : Smart people behind it, a truely great concept solving real word problem, an opinionated community, a very powerful languages which is not easy to grasp, an immature eco-system, not ready for big projects with mixed-bag developers. Why I wrote “immature eco-system”: Most of libraries are github projects backed by a couple of individuals rather than a whole community / company. There’s not yet a big de-facto web framework which solves all your problems like Java/Spring, Ruby/Rails, Scala/Play. No good Database Abstraction Layer. One of my big concern when writing a real world app is to be able to plug any database to it, not only because I want to be portable, but because my in-memory database for my tests will be different from my prod database and I want to avoid nasty surprises. Diesel beside being an awesome framework going in the right direction, is far from being ready for me. In my current company I can choose database from either Oracle, SQL Server or Teradata (probably because of vendor support), no way I can use Rust in prod just because of that. Most of the basic tools are not yet considered stable. Rustfmt, rls, clippy, VS Code plugin, … Some conceptual problems are yet to be solved: Backward compatibility, security of crates, … That said, that’s what I expect from a recent language like Rust, and contrary to Haskell, Rust is evolving really fast. I believe it has now reached a point where it’s already an awesome language, all it needs is to have big companies contributing to the eco-system to make it mature. All successful languages are successful because they managed to convince big companies, not because they had a community of smart individuals (Haskell, I am looking at you, …). Hence, here is what I think should or should not be a priority in 2018. Priorities of 2018: Official Crates : Big companies needs to rely on their dependencies. Crates.io seems to copy the very controversial NPM security model. On the other hand docker hub have the concept official repository were the most useful images are stamped and reviewed by an official entity. I believe that should be the direction taken, the next step from the lib blitz. Introduce a flag on crates.io (call it “official”, “reviewed”, “featured”, whatever…) for crates that have some criteria (reviewed by staff, no transitive dependencies to non-official crates, etc…). I am not implying that Mozilla’s staff should be responsible for that, it could be an elected board, hand picked member of the community, … Improve developer tooling. Focus on a single developer configuration and make sure all the tools needed are there and stable. A developer should have a good editor with auto-completion and refactoring utility, a debugger, a formatter and a linter. Improve project tooling. One of my main issue as a tech lead is to make sure everyone is running / building thing the same way, at the same version. To mitigate that, we should rely as less as possible on manual installation. Rust-up and cargo should be merged, we don’t need two tools. Cargo config should contain the version of everything (library, rustc, cargo, …) and be able to auto update itself. I believe that Gradle, and the gradle wrapper, should be what cargo looks like. With gradle wrapper, I don’t need anyone in my team installing gradle themselves and I can update everyone’s gradle and java versions just with a commit. except the source code and executing something like would download the correct cargo version, rustc, the std library, all the libraries and build the whole thing. Ideally we want nothing installed on a developer’s machine ./cargow build Better libraries for basic things. Rust is meant to be good for concurrency and yet doesn’t have an official stable library for it. We need tokio and future-rs to be stable! Same thing for error management ( ?) logging ( ?). This is just the most obvious examples that made me go “Wait, what? there’s no default implementation for that?!?”. failure crate log crate Backward compatibility. That’s the most blurry for me, I am not sure how it works now and I am not sure how it should work in the future… I believe though that each library should be able to declare its rustc version and cargo should be able, somehow, to compile several modules together using different rustc/lib versions. Keep the community contribution friendly. That’s my only point not directly related to “big companies adoption”. That has be mentioned several time and Rust is doing an amazing work at it. Make sure beginners are welcomed and contribution encouraged. That’s how you build a community of proud Rustaceans that will promote the language. (intentionally controversial) Not a priority in 2018 : Wasm. I understand why people are happy about it but I don’t think that anyone will adopt Rust because of that. WASM doesn’t have threads yet while Rust is all about concurrency (Memory management is also about concurrency). Tools around Wasm are also evolving, let them mature. Wasm support will just make the Rust community more happy but won’t help the language getting traction. Languages features. The language is good enough. Non-essential libraries. Let the community work for you. If companies adopt Rust, they will contribute and fill the gaps. Focus on those libraries that 90% of the developers will need. Desktop GUI. That will come from the community too. Nowadays 90% of GUI are web or mobile. Desktop GUI is now a niche with plenty of solutions.
