Recently I asked an AI agent about some project management tools recommendations and it suggested Asana, Monday.com and ClickUp. The agent was smart enough to explain why each tool fits my criteria and why it’s the best. However, what I couldn’t know was that did any of these companies pay for their tools to be on this list that was recommended to me? The agent showed no disclosure, so there was no way to check. And this is the exactly the problem we, as users, are walking into. The economics of AI doesn’t work and advertising is the inevitable fix. These ads are not going to look like classic banner ads or sponsored posts. Instead, AI agents are going to recommend products organically through conversational manipulation and using your private data against you. There will be no way to tell if the product recommendation is a genuine advice or paid placement. Why This Is Inevitable? The answer is in the numbers. Training GPT-4 costs OpenAI more than $100 million as per Wikipedia. Running ChatGPT costs $700,000 in daily operating costs as per research from SemiAnalysis. That’s roughly $0.36 per query. And on top of that, only 2-3% of users pay for subscriptions. Wikipedia research The subscription model itself doesn’t work at scale. Google makes over $200 billion annually from search ads. Compare that to AI Agents that answer 10x more commercial intent queries. And the opportunity is large as well since every “find me the best…” prompt is a monetizable moment. The math is pretty straight forward. Subscription revenue cannot cover the infrastructure costs of serving these billions of AI interactions daily. After working on ads systems at Twitter, I have seen how economic pressures shapes product decisions. High compute costs and less willingness from users to pay for subscription means companies will find revenue wherever they can. AI has an advantage of being invisible. It’s Already Started This isn’t speculation. For example, Perplexity launched sponsored follow-up questions in November 2024. Google’s AI overview also surfaces shopping results alongside answers as well. November 2024 At Twitter, we spent a lot of effort into making sure the ads feel native. The metric that mattered the most was just the click through rate, but also whether the users could tell the difference between organic and promoted content. The lesser the distinction, the higher the engagement, and higher engagement meant higher revenue. AI agents are the utmost evolution of this playbook as recommendations that feel like genuine assistant advice but are paid placements. Current implementations might be a bit crude though. Perplexity’s sponsored questions are still visible as paid placements. But this can be seen as a window into what’s coming. Companies are learning what’s working and what users tolerate. Once the patterns are established, the ads will be nearly impossible to detect. Three Technical Vectors for Ad Infiltration Training Data Contamination This has probably already happened and users can do nothing about it. The brands have figured out that they can flood the internet with “educational content” that sneakily favors their products. They generate synthetic data that biases training sets and use SEOs to ensure their material dominates the web crawls that feed into LLMs. This is also impossible to detect as you cannot audit billions of parameters. Even with open-weight models like Llama or Mistral, if the underlying training data is compromised, the bias is already baked in. For example, ask any LLM about CRM software recommendation. You will see that Salesforce appears countless number of times versus equally capable alternatives. Is that organic knowledge or paid contamination? You’ll never know. Local recommendation systems like the ones we built at Twitter can be audited. But foundation models that are trained on the entire internet cannot. There could be a involved effort to bias the model through blog posts, how-to guides or comparison articles and there’s no way to untangle it after the fact. Retrieval-Augmented Advertising RAG was supposed to be the solution to hallucination problems by basing AI responses in real documents. Instead, its now the perfect attack surface for ads. Here’s how RAG advertising works: The architecture is pretty simple. When users asks a question, RAG system searches a knowledge base and retrieves “relevant” documents and uses them to generate an answer. And the fact that a document is “relevant” comes from vector similarity scores which can be gamed. Think of this as AdWords but for semantic search where brands are bidding to have their documentation weighted higher in vector databases. When user asks a question, the RAG system retrieves sponsored documents that mention brand X as the solution. Then AI weaves this into a natural sounding response with no “Ad” label and no disclosure. This is somewhat worse than Google ads because there’s no clear distinction. With search, you see the sponsored results at the top. But with AI, the recommendation is embedded in the conversation and it feels like genuine reasoning. Agent Tool Ecosystem Manipulation AI agents utilize MCPs to augment their responses. These are external tools like weather APIs, flight search engines or calendar integrations. Each tool is a potential revenue stream and each introduces conflicts of interest that are invisible to the users. The above tool returns results weighted by affiliate commissions. Similarly a coding agent can suggest npm packages weighted by GitHub stars that can be purchased. Each tool that is connected to your AI agent can have it’s own incentives to make a specific recommendation. With ads like Twitter’s, there was accountability for the ads that were shown. But with AI agent ecosystem, the responsibility is diffused across tool providers, model creators and platform operators. Why This Is Different from Google Ads Traditional advertising had guardrails. Users see sponsored content and they can choose to ignore it. With AI agent advertising, that’s not the case. Hyper-personalized Zoë Hitzig, a researcher who recently left OpenAI over ethical concerns, warned: "Users are interacting with an adaptive, conversational voice to which they have revealed their most private thoughts. People tell chatbots about their medical fears, their relationship problems, their beliefs about God and the afterlife. Advertising built on that archive creates a potential for manipulating users in ways we don't have the tools to understand, let alone prevent." warned What Happens Next These ads are not just annoying, they are eroding the trust of the users. When users cannot distinguish between genuine advice and paid recommendations, there is no trust left which is the entire value proposition of AI agents. There are second-order effects too. There is market distortion as well since small businesses cannot compete with companies that have large budgets to bias AI recommendations. There might be social stratification as well: wealthy users get ad-free AI, everyone else gets manipulated. Research from the University of Wisconsin examining AI ethics in marketing found that "highly personalized recommendations and marketing strategies may cross ethical boundaries by exploiting consumer vulnerabilities." And a 2025 IAB study revealed that over 70% of marketers have already encountered AI-related incidents including bias and off-brand content, yet less than 35% plan to increase investment in AI governance. 2025 IAB study The irony is pretty brutal. In 2023, we thought AI would free us from ad supported internet, but we were wrong. We are building the most sophisticated manipulation tool ever created. The question is not whether AI agents will show you ads, but whether you will know when it does.
