A short story before the solution
I’ve been interviewing QA engineers for years. As the very first QA in an outsourced company, I’ve built teams from scratch, scaled processes, and dealt with the consequences of hiring mistakes. And to be honest, for a long time, our interviews didn’t reflect the reality of the job. I was asking all the “right” theoretical, polished questions you can find in any QA interview guide, and yet something still didn’t feel right.
Strong candidates were failing because they weren’t great at abstract theory. Weaker candidates were passing because they memorized definitions. Interviewers were improvising. Important project risks were never discussed. And the biggest issue was this: at that time, we couldn’t evaluate how this person would actually work on our product. That gap bothered me for a long time.
Especially because in real life, QA is never generic. It’s always about a specific product, a specific domain, specific risks, and release pressure. But our interviews were generic. So I decided to change that.
Problem: QA interviews don’t reflect real QA work
Most QA interviews still focus on:
- Generic theory questions that everyone can find on the Internet
- Memorized definitions for basic QA questions
- The same question list for every type of project
But QA work is contextual. A manual QA in a fintech product with complex calculations works very differently from a QA in a simple content-based system. A team with daily releases has different risks than a team shipping once per quarter.
When we ignore context, we hire based on how well someone speaks about QA, not how well they will actually do QA. That realization pushed me to rethink the entire structure of interviews.
I built a QA Interview Agent that starts with analysis
Instead of generating a random list of questions, I built an AI-powered Interview & Evaluation Assistant that starts with understanding the situation. This agent is not meant to:
- Replace interviewers
- Make hiring decisions
- Auto-score candidates
It helps QA Leads and Hiring Managers:
- Analyze the role and real project requirements
- Identify product risks and weak spots
- Map those risks to QA responsibilities
- Build a structured, evidence-based interview plan
The difference is simple. We start with analysis, not with questions.
How the agent works (step by step)
1. It collects real context, not just a role title
Before generating anything, the agent asks for:
- Candidate CV
- Project domain and business logic
- Must-have vs nice-to-have requirements
- Team setup and constraints
- Release pace and risk level
If something is missing, it asks clarifying questions. If information is incomplete, it makes explicit assumptions instead of guessing silently. That alone already improves interview quality, because it forces you to think about what you are actually hiring for.
2. It analyzes before generating questions
The agent summarizes the candidate’s background, highlights potential risks and gaps, and maps project requirements to real QA responsibilities.
For example:
- If the product includes complex calculations, it emphasizes edge cases, rounding logic, VAT scenarios.
- If the team is fully manual, it highlights regression ownership and documentation discipline.
- If the product has a high financial impact, it pushes toward escalation processes and risk-based prioritization.
This analysis step changes the mindset. You stop thinking “what should I ask?” and start thinking “what could break in our product, and can this person handle it?”
3. It builds a structured interview plan
Instead of a flat list of 20 random questions, the output is a full interview plan:
- Usually 30–50 questions, configurable.
- Grouped by real QA responsibility areas.
- Aligned with project risks and role expectations.

This was especially important for me as a Lead. It helps interviewers stay aligned. It helps calibrate expectations. It allows you to adapt depth depending on candidate answers without losing structure.
5. Optional: table format for live interviews
The final interview plan can also be generated as a table, ready to use during the interview:
- Category
- Question
- Competency checked
- Middle-level signal
- Follow-up probe
This is extremely useful for panel interviews and shared evaluation documents. It brings clarity and transparency to the hiring process.
Why this approach worked better for me
Using this structure helped me:
- Focus interviews on real product risks
- Ask fewer but higher-quality questions
- Feel more confident in decisions
- Spot gaps that generic interviews missed
How it looks from the inside
For anyone who’s interested in building it by themselves, here’s my reflection and the reasons why I careted it like this. When you open the agent, it doesn’t feel like a question generator. It feels like a defined role. I intentionally designed it as a Senior QA Interview and Requirements Analysis Assistant because I didn’t want random output. I wanted structured thinking.
In the instructions, I clearly defined its purpose: transform role requirements and project context into practical, product-focused interview questions. That phrasing was important to me. Not theoretical questions. Not textbook coverage. Practical. Product-focused. Grounded in real QA responsibilities.
I also explicitly added a boundary: it does not make hiring decisions. As a QA Lead, I care a lot about ownership and accountability. I didn’t want to outsource judgment to AI. The goal was to improve preparation and reduce bias, not automate decision-making. That distinction changes how you interact with the tool. It becomes a thinking partner, not a verdict machine.
Another intentional part is the conversation starters. They reflect real hiring situations I deal with: hiring a Manual QA for a calculation-heavy product, analyzing a candidate's CV against project risks, and generating questions for a Middle or Senior role based on actual requirements. These are not generic prompts. They mirror real preparation workflows.
What I’ve noticed is that the structure inside the agent quietly influences the behavior outside of it. You stop asking for “a list of questions” and start providing context. You think about domain complexity, release pace, financial impact, and regression ownership. The preparation becomes more analytical, and that mindset carries into the interview itself.
From the inside, it’s not about AI being smart. It’s about forcing a disciplined approach to interview design. And for me, that was the real value.
