The Trap of the Hero

Early in my career, I thought my value was defined by how much of the codebase only I understood. I wanted to be the one who could swoop in, type furiously for ten minutes, and be the one to save production.

I was wrong.

As I transitioned through my career to CTO, I realised that the "Hero Developer" mindset is actually a liability. It creates bottlenecks, breeds anxiety, and eventually leads to burnout.

Today, my primary job isn’t just to architect systems; it is to architect the environment in which those systems are built. And the foundation of a high-performing, resilient engineering culture is Collective Responsibility.

What is Collective Responsibility?

Collective responsibility is the shift from "I wrote this feature, so I own it" to "We shipped this release, so we own it."

It means the team shares the credit for success and the burden of failure equally. When a bug hits production, the question isn't "Who pushed that commit?" but "How did our process let that slip through?" and "How do we swarm to fix it?"

When you successfully distil this mindset within your team, the chemistry changes. Here is what happens when ownership becomes shared.

1. Psychological Safety: The "Hardware" of High Performance

For many, "psychological safety" might sound like HR fluff, but look at the data.

Google’s massive two-year study on team performance, Project Aristotle, revealed a startling conclusion. After analysing 180 teams, they found that the number one predictor of high performance wasn't IQ, seniority, or stack expertise. It was psychological safety.

Harvard researcher Amy Edmondson defines this as "a shared belief held by members of a team that the team is safe for interpersonal risk-taking."

  • The Brain on Fear: When an engineer feels threatened—whether by a toxic colleague or fear of blame—their brain instinctively shifts into "survival mode." This fight-or-flight response blocks the ability to think creatively or use logic effectively. Put simply: a scared team is physically unable to write their best code because their brains are focused on protecting themselves, not building the product.
  • The "Generative" Culture: Sociologist Ron Westrum identified that high-performing organisations are "Generative." In these cultures, information flows freely, and failure leads to inquiry, not justice. If your team is "Bureaucratic" or "Pathological" (where messengers are shot), critical information about bugs or security holes gets hidden until it causes a catastrophe.
  • Innovation requires Failure: You cannot ask a team to innovate (which is inherently risky) and simultaneously punish them for mistakes.


By distilling collective responsibility, you create a "sandbox" where interpersonal risk-taking—like proposing a wild architectural change or admitting "I don't know"—is rewarded, not ridiculed. The team acts as the safety net. If a junior dev breaks the build, a senior dev is there to help fix it—not to scold.

2. Quality Becomes Intrinsic

When the whole team is responsible for the product, "It works on my machine" is no longer an acceptable defence. Engineers stop throwing code over the wall to QA.

  • The Data: The DORA (DevOps Research and Assessment) State of DevOps Reports consistently shows that high-performing teams—those with the lowest change failure rates—are defined by shared responsibilities. When quality and security are everyone's job, stability increases.
  • The "Many Eyes" Effect: Studies on code review efficacy (such as findings from SmartBear) suggest that the collaborative act of reviewing code can catch over 60% of defects before they ever reach a testing environment.


In this environment, engineers start asking, "Is this maintainable for the next person who touches it?" because the next person might be their teammate. The quality of the codebase becomes a shared point of pride, rather than a checklist for an individual.

3. Resilience Against Burnout (The Cognitive Load Balancer)

The "Hero" mindset is a fast track to burnout. When one person carries the weight of a critical system, they can never truly disconnect. Collective responsibility acts as a load balancer—not just for requests, but for stress.

  • Managing Cognitive Load: According to Cognitive Load Theory, our working memory is finite. When one engineer tries to hold the entire mental model of a complex system in their head, they reach cognitive saturation. This is where errors happen. Distributed ownership spreads this mental weight across the team, ensuring no single engineer is constantly operating at their cognitive limit.
  • Sustainable On-Call: Being on-call shifts from a terrifying solo ordeal to a manageable responsibility. When the team owns the code, they also own the documentation and the runbooks, ensuring that 3 AM alerts are actionable, not cryptic.
  • Retention: People stay in environments where they feel supported. The ability to take a holiday without checking Slack—knowing the team has your back—is a massive competitive advantage for retention.

The AI Trap: Don't Blame the Bot

With the ubiquitous adoption of AI coding assistants (Copilot, ChatGPT, etc.), I’m seeing a dangerous new anti-pattern emerge: "The AI wrote it."


The 2025 DORA report and recent analysis on the "Stability Tax" of AI confirm something critical: AI is an amplifier. It does not fix broken processes; it magnifies them. If your team has a culture of "shipping fast and breaking things" AI will just help you break things much, much faster.

  • The "Stability Tax": While AI increases throughput, it often degrades stability. Recent reports highlight a surge in "copy/paste" code and a decline in refactoring. AI models default to the path of least resistance, often generating bloated, repetitive code rather than elegant, modular solutions. If the team accepts this output without scrutiny, technical debt accumulates at an unprecedented rate.
  • The Bricklayer vs. The Site Foreman: We are transitioning from an era of "bricklayers" (writing syntax) to "site foremen" (reviewing architecture and logic). "Vibe coding"—blindly accepting code because it looks right—is a trap. The AI does not understand the broader context of your system; only your team does.
  • The Chain of Custody: If you commit code generated by AI, you are the author. If the team merges it, the team owns it. We cannot outsource accountability to a probability engine.


Collective responsibility in the age of AI means treating generated code with higher scrutiny than human code. If the AI introduces a security vulnerability or hallucinates a library, and we ship it, that isn't a "bot failure"—that is a failure of our collective review process.

A Practical Guide for Leaders

You cannot mandate culture, but you can nurture it. As leaders, we have to model the behaviour we want to see. Here is how I approach it:

Kill the Blame Game (Blameless Post-Mortems)

When things go wrong—and they will—host a Blameless Post-Mortem.

In my experience, it is remarkably rare that someone actually makes a reckless and stupid mistake. It is almost always down to the process, the tools, or the environment that allowed the individual to make such an error.

If you recognise that and own it, your job as a leader is to then help the rest of the team get on board with you to iron out the issue(s) which caused the error in the first place. Change your vocabulary, ensure your team understands this principle deeply, and encourage them to be part of the solution.

  • The Rule: You cannot blame a person. You can only blame the process, the documentation, or the tooling.
  • The Goal: Uncover the systemic weakness that allowed a well-intentioned engineer to make a mistake.
  • The Shift: Stop asking "Who broke this?" and start asking "How did our system allow this to break?" Encourage the team to be part of the architectural solution, rather than hiding in fear.

Encourage "Swarming"

When a critical issue arises—whether it is a fatal bug in production or a developer hitting a brick wall on a new feature—encourage the team to stop starting new work and "swarm" the problem.

  • Support the Individual: The goal is to support the person most closely affected. Two (or three) people looking at a problem is infinitely better than one person banging their head against a wall in isolation.
  • Skill Agnostic: Reiterate that it doesn't matter if you haven't worked on that specific code before, or even if you aren't an expert in the language. You can still offer logic checks, act as a "rubber duck," or handle peripheral tasks to free up the experts.
  • Remote Collaboration: In a remote environment, text chat often isn't enough. Encourage the team to simply jump on a huddle or Zoom call to talk through the issue in real-time.

Crucially, your team needs to see you doing this too. Be the first one to ask, "How can I help?" or "What do you need?" There is always a fine line between helping and getting in the way, but trust your team to tell you where that line is. By showing up, you validate that asking for help is a strength, not a weakness.

Celebrate the "Assist," Not Just the Goal

In engineering, we tend to celebrate the person who merges the PR or closes the ticket, often overlooking the critical contributions that made that success possible.

  • The Problem: If you only reward "shipping," you incentivise individual heroics and discourage maintenance, reviewing, and helping others. You create a culture where helping a teammate is seen as "slowing down" your own work.
  • The Fix: Publicly praise the invisible work. As a leader, it is vital that you are seen to recognise all the efforts that achieved a goal, not just the final step.
  • The QA: QA finding a bug at the last minute might be painful, but it is a lot less painful than a user finding it. That catch deserves praise, not frustration.
  • The Reviewer: "Great job finding that security flaw in the review."
  • The Unblocker: "Thanks for jumping on that call to debug the build pipeline."

Review Code for Knowledge, Not Just Bugs

Code reviews are a staple of engineering, yet they are rarely utilised to their full potential. We often treat them as a gatekeeping exercise—a final check to catch bugs before they hit production. While that is valuable, it misses the bigger picture.

The primary value of a code review is not quality control; it is knowledge transfer.

  • The Learning Loop: Reviews are the mechanism by which "my code" becomes "our code." It is the moment where context is shared, ensuring that if the author goes on holiday, the team isn't left in the dark.
  • Mentorship in Both Directions: Encourage junior developers to review senior developers' code. It is less about them finding errors and more about them understanding the intent. Normalise asking questions like, "I don't understand why we used this pattern here, can you explain it?" This turns every PR into a mentoring session.

The Role of AI: This is where modern tooling can transform your workflow. AI-powered code review tools can now handle the pedantic parts of the process—the linting, the syntax checking, and the style guide enforcement. They don't have egos, and they don't get tired.

By offloading the "boring" checks to AI, you free up your human engineers to focus on the interesting and challenging parts of the code: architectural fit, business logic, and maintainability. This shift provides significantly more opportunities to learn about the codebase, rather than just arguing about variable names.

Assign a "Driver" (Avoid the Bystander Effect)

Collective responsibility can sometimes be misinterpreted as "design by committee" or result in the Bystander Effect, where everyone assumes someone else is handling the critical path.

To prevent ambiguity, you must distinguish between collective accountability (the result) and individual ownership (the momentum).

  • The Driver: For every feature, epic, or incident, assign a single Driver. This person is not solely responsible for doing all the work, nor are they the scapegoat if it fails. Their responsibility is coordination: ensuring progress is tracked, blockers are communicated, and the team knows what needs to happen next.
  • Explicit Handoffs: Ambiguity thrives in the gaps between tasks. Never leave ownership to assumption. Instead of saying, "Someone needs to update the docs," say, "Alex, can you own the documentation update for this release?"
  • The Safety Net: The team supports the Driver. If the Driver hits a wall, the team swarms. But the Driver ensures the team knows there is a wall.

Building Something That Lasts

It requires us to suppress the natural human instinct to protect our own reputation when things go wrong, and instead, lean into the discomfort of admitting, "We missed this, how do we fix it?"


As we move deeper into an era where AI can generate syntax in milliseconds, the true value of a software engineer—and a leader—is shifting. We are no longer just defined by the code we produce, but by the environment we cultivate. The syntax will change, the frameworks will rot, and the tools will evolve, but the way your team feels when they open their laptops on a Monday morning? That sticks.


Ultimately, the best software isn't built by the smartest person in the room. It is built by the team that feels safe enough to ask "Why?", brave enough to say "I don't know," and supported enough to know that if they stumble, they won't fall alone.
