It’s no secret that the music industry is a tough nut to crack. , , and a host of other music industry startups all struggle to reach profitability despite their vast consumer networks. Spotify has a staggering to its service, and yet it still has a . For every dollar of revenue it makes on its subscription fees, it has to pay 79% of that to record labels (and other assorted costs). This is in large part due to the price setting power of music suppliers. Compared to other aggregators Spotify has to pay far more for its content and has much less negotiating power. Netflix is at a cost of revenue of only ~66% and Zillow has been able to strong-arm its suppliers (Multiple Listing Services) into submission because of their fragmented nature. Spotify, on the other hand, takes virtually all of its supply from only 3 firms; Warner, Sony, and Universal. These firms have huge negotiating power and only recently have generously re-signed their contracts with Spotify to reduce its costs. This type of generosity cannot be relied on forever, however, and Spotify Soundcloud 70 million subscribers cost of revenue of 79% eventually Spotify will have to revolt if it wants to see profitability. A Brief Primer on Internet Aggregation Markets To understand the position that Spotify is currently in it will help to look at the general trajectory many similar markets have followed over the course of the internet boom. Over time the internet breaks down traditional barriers to competition by democratizing key business processes. Over time markets disrupted by the internet tend towards perfect competition. This does not mean that a market will touch every stepping stone but that rent-seeking behavior becomes more difficult to defend. The travel industry and AirBNB show a good example of this. The travel lodging industry was in a phase of monopolistic competition for decades. Ultimately what AirBNB did was to democratize the supply power of these hotels and unlock vast amounts of wasted value. While this industry is not quite in perfect competition the rise of AirBNB significantly moved the industry to the right of the chart. The music industry is currently in an oligopolistic phase because its source of pricing power has not yet become decentralized. Where AirBNB disrupted the pricing power of traditional hotels by dumping huge amounts of supply onto the market, Spotify will have to find a way to democratize the core functions of record labels, or simply become one themselves. The Time is Now The reason these talks broke down is that Spotify thought it may negatively impact its IPO listing by angering the record labels. Ultimately it seems that Spotify timed this perfectly. They recently negotiated a deal to reduce their costs, and are planning on completing their listing in 2018. This financial positioning gives Spotify the leeway to start to make a run at real profitability. There are a number of ways they could go about this: Spotify interestingly enough had previously been in talks to acquire SoundCloud near the end of 2016. — Netflix is competing with content producers directly by developing its own shows. Spotify could take this approach by essentially creating its own record label. Frankly I don’t know if this is possible. Record labels are protected in the same way insurance companies are, risk pooling. Record labels sign artists up front and pay them significant amounts of money for rights to future profits, which is why every deal is risky. This fact makes it quite difficult to simply ‘break into’ the record label market, though Spotify’s vertical integration may be the final piece of the puzzle. Copy Netflix — Spotify has discussed simply branching out into other, more profitable forms of content distribution such as podcasts and audio books. This would leverage Spotify’s huge user base successfully, but also has limited scope. If Spotify were to break even on all of its music distribution it would be a massive lost opportunity and ultimately signify a surrender to the record labels. I think this is the most likely possibility, because as of yet we have seen little to no bold strategic positioning by Spotify. Diversify — This is my favorite of the possibilities if for no other reason than how audacious it is. Bear with me because it may seem a bit farfetched, but realistically it is the only way I see Spotify ever skimming an ounce of sustainable profit from the music industry. To truly achieve profitability Spotify has no choice but to get rid of the record labels. As mentioned before becoming a record label is unlikely, so I instead propose an AirBNB-esque democratization of the music industry. Acquire SoundCloud Soundcloud and the Democratization of Record Labels Soundcloud is in a unique position in the music industry. Its value proposition really doesn’t have anything to do with aggregation like Netflix or Spotify, instead it seems to be this odd oasis of free music. This has been costly to Soundcloud, and it seems they have no route to major profitability alone. They do however possess a significantly undervalued network effect that has yet to be leveraged, musicians. The insight here is that musicians are far more powerful than content creators on other networks. Netflix can replicate cool TV shows by making their own. You can’t engineer musicians in the same way (or at least it has yet to be done). Record labels don’t make their own content, they mooch content created by musicians and provide ancillary services that musicians don’t know how to perform themselves. With this network of music creators that Soundcloud has, they are only one step away from creating their own AirBNB, This is the key to unlocking decentralization of the music industry that Spotify has been looking for. all they need is to add record label professionals to the platform. If Soundcloud were to create a network of support professionals to allow individual contracts to be inked between service providers and musicians directly, this would make life easier for everyone. Low overhead in contracts, more individual service provider freedom to choose acts they personally enjoy, and fewer restrictions on artists in the form of creative control. Unfortunately this may have the added side effect of reducing negotiating power of musicians, which is why it’s a good thing that Spotify has competition in Apple Music. Conclusion The fact of the matter here is that Spotify is one of the least profitable aggregators of the new internet age. Like all of its predecessors (Zillow, Netflix, Hulu, Facebook, etc.) it will eventually have to make the move into producing its own content or be destined to a life of mediocrity. I think the best way of doing that is to acquire Soundcloud and upend the record label business, but a far safer solution would be to simply diversify their content. We will see which pill Spotify ultimately decides to swallow.

Spotify, SoundCloud, and the Race Up the Value Chain

Two weeks ago I moved from Scotland to Germany to start a new job as an iOS engineer at . On Monday of last week I started that job. By Thursday evening I, along with 172 of my new colleagues, was officially being laid off. And then, on Friday, I received somewhere in the region of sixty emails about potential new jobs. SoundCloud It’s been a wild week. I want to talk a little bit about what that’s been like. Not because I want to complain – although part of me certainly does – but because I think it will help me process what’s happened. Also, since the went sort of mini-viral, maybe people are just interested. Hire a Former SoundClouder Google Sheet I applied to work at SoundCloud in mid March of this year. At the time I had been living in Edinburgh for about eight years, and was ready for something new. As both a music lover and sometime music maker, working at SoundCloud was essentially my dream job. Couple that with the iOS team’s focus on code quality and test-driven development, and I was entirely sold. After a trip to Berlin for an interview, I was offered the job on April 24th. I agreed a start date of July 1st, to give me time to work my notice and move country, and then I started to dismantle my life in Edinburgh. Now, I don’t suspect for a minute that anyone involved with my hiring knew at any point what was going to happen. When I was hired, teams were seemingly being encouraged to bring people on board. Indeed, the $70 million in funding that SoundCloud received in March was announced as being raised to help with hiring. However, I now know that shortly after I was hired, all non-essential hiring (read: hiring that didn’t directly replace someone who had left) was frozen. Make of that what you will. Fast forward to late June of this year. Two weeks ago. I stored a lot of my belongings at my parents’ place, gave away a huge amount of stuff I couldn’t store or ship, and arrived in Berlin with just two suitcases full of essentials. A lot of this didn’t feel entirely real. There was no way I could really be moving country, to work at my dream job. But I was. Normally arriving in Berlin is pretty tough. You have to register with the government when you start living here, but to do that you need a place to stay, but to find a place to stay you often need to prove you’re registered. Fortunately SoundCloud had paid for a fantastic coach from a company called ExPath, who made all of this incredibly easy. Within two days I was registered, had opened a bank account, and was ready to start the hunt for an apartment. Like any big city, apartment hunting in Berlin in crazy. I went to one viewing, in Friedrichshain, to which around 100 people turned up. I’m told that normally you can expect to wait anywhere from 1–2 months to find a place. So I started looking hard. I sent around 50 emails enquiring about places, and, in my first weekend in Berlin, went to 15 flat viewings. And then I found one. A beautiful big apartment in Prenzlauer Berg, only 25 minutes walk from my office. In an unbelievable stroke of good luck I got on well with the owners, and they offered me the place. This was Tuesday. On Wednesday I signed the lease. The deposit and first month’s rent together were pretty steep, but I needed a place to live, and the apartment was beautiful. I used almost all of my savings to pay for it. Some of my new colleagues were astonished. It had taken them months to find flats, and here I was, in Berlin ten days and I already had the keys to my own place. I can’t accurately describe how happy I was on Wednesday evening: a dream job, an incredible apartment, an exciting new city to explore. I just don’t have the words. Honestly, I feel like I’m laying it on a bit thick. If this was fiction, I’d be calling bullshit. But every word of this is true. I had my first day at SoundCloud on the Monday before I signed that lease. It was a ridiculous start to a new job. First, there was the obligatory branded swag: a t-shirt, a water bottle, a pair of headphones, all in a branded tote bag. Then there was the office itself: an incredible space where every detail had been considered, with free snacks and drinks, and an espresso machine. I couldn’t believe how lucky I was to work there. Eleven other people started with me. Around the office, people were telling us it was the biggest intake in months. I don’t blame anyone for what happened, but this question keeps coming back to me: why was a that was about to cut 40% of its workforce still hiring so aggressively? business The 12 of us had a couple of on-boarding sessions together over the first few days. We looked at the history of the company, how it was run, and what the options were for a company pension. The session covering the business’ future direction was delayed from Monday morning to Wednesday, and I joked at the time that maybe the company’s direction had changed so drastically that the slides needed to be rewritten. Awkward. Outside of the on-boarding, I was getting to know my team. Every single one of them was as friendly and helpful as you could possibly hope for. After three days with them I was already convinced this could be amongst the best teams I’ve ever worked on. My formal induction into the team consisted of a few hours pair programming each day, and it was in the middle of one of these pairing sessions, on Thursday, that we got an email from , SoundCloud’s CEO. There would be a company “all hands” meeting at 4pm. Alexander Ljung There had been a lot of jokes in my first week about potential acquisitions. Everyone’s heard the Spotify rumour, the Google rumour, and, more recently, the Deezer rumour. I also heard jokes about Disney, about IBM, and about Apple. So when the meeting was called, we all assumed we knew what was going on. SoundCloud was being acquired. I had actually been through an acquisition before, when an agency I had just started working for was bought by its biggest client. It had gone pretty well for me then, and I was excited to see what might happen now. So we made a few jokes, and kept on coding. I did a few TDD loops in an attempt to tackle a crash bug that had just been found in an alpha release. Basically things continued as normal until the meeting. The minute Alex said the business was pivoting to focus more on creators, I knew I was gone. I was hired to the iOS Listening team, to work on features for listeners. Plus, German law concerning layoffs has something of a last-in-first-0ut flavour to it. He said those affected would receive meeting invites, and then not two minutes later the meeting invite popped up on my Apple Watch. I love my Watch, but it’s not a great way to find out you’re losing your job. The rest of the day is a blur. I now realise that I was in shock. At the time I really only had one thought: I just wanted to go home. Fortunately, SoundCloud offered to help me relocate back to the UK. Unfortunately, nobody had considered the possibility that I might have signed a lease on an apartment the previous day, spending all of my savings in the process. An apartment with a 12 month minimum contract. So, on my eleventh day in Berlin, I went to bed knowing that I had about a month to find a job, or convince my landlord to end the apartment lease. I wasn’t panicked, so much as I was embarrassed. Embarrassed that I had told everyone that I was leaving Edinburgh for my dream job, that I had been so excited about starting a new life, that I had been kicked so spectacularly in the teeth. As I texted to a few friends at the time: never follow your dreams 🌈. Friday started with a Facebook message from an old colleague. He’d heard about what happened, and wanted to say he was sorry. But he also wanted to help. First he shared with me the email address of someone he knew who was hiring. And then he asked: had I seen ? this “This” turned out to be the Google Spreadsheet above. Currently over 350 companies who are interested in speaking to former SoundClouders, and 100 of the affected SoundClouders who are looking to get hired. I added my details to the sheet. I also rejoined Twitter and tweeted about what happened. And then I just sort of waited. I had no idea what to do with myself. The first message came less than an hour later. A company back in Scotland had heard what happened and wanted to know if I had any plans. And then another company, this time in Berlin, with similar questions. And then another, and another. Over the course of yesterday I received about 60 emails from potential employers, and about 20 replies to my tweet. Suddenly companies were talking to me seriously about visa sponsorship to the US, something I had looked for before and never been able to get. This was, and still is completely unreal. The cynical part of me thinks this is simply testament to how in-demand iOS development is as a skill, but another, more sentimental, part of me really wants to believe it’s all out of kindness. So this has been my life for the last little while. What happens next is completely uncertain. I’m employed with SoundCloud until August 3rd (which makes my notice period 80% of my employment), but after that? I couldn’t even say what country I’ll be living in, never mind what job I’ll be doing. But to reiterate: I don’t blame anyone personally for this. These things happen. Companies go through difficult periods, and people lose their jobs. Do I think that starting 12 new people in a week you plan to lay many of them off is a good idea? Absolutely not. That could have been handled better. But that’s not any one individual’s fault. Just something that all companies can learn from. Creating a radio app was a project that I had in mind for quite a while. I have always felt a special connection to music. It has always inspired me and boosted my productivity. A while ago I also did a asking do other developers prefer music while coding. I was surprised by the amount positive responses, so I wanted to execute the idea even more. discussion I started to build . Initially, it was meant as a pet project for personal use, but the more time I spent on it, the more it started to take shape of something the developer community could benefit from as well, so I decided to share it with the public. DevTunes FM The project is live at: radio.madza.dev Since I went through multiple phases of planning and executing I thought it could be valuable to create an article about the process and show you the features. Planning From the beginning my main focus was simplicity. I've never been a fan of complex layouts and multi-level settings. I wanted to create a radio, that is straightforward for listening to music and easy to understand on the first visit. I also focused on usability. This meant the radio should be adjustable to different moods and various musical genre preferences. It also should be used anywhere - while coding, exercising, or on the commute, for example. Finally, the radio should have a nice design. The UI/UX should feel smooth and look great on different devices. The user should be allowed to customize the look and behavior of the radio. Features Once I had defined the main characteristics, it was time to identify the specific features. I came up with the following list: Change stations Change backgrounds Play/pause Repeat track Volume controls Recently played list Save last settings Responsive design Loading screen Wireframes To put the features in the UI, I created wireframes for the components. I started with the dropdown for switching the stations. Once the dropdown is opened, the list of available stations is shown and the currently active station is highlighted. To control the play state of the radio, there is a component with alternating play and pause icons as well as the title of the currently playing track. In order to open different panels of the settings, control the volume and repeat the current track, I created navigation consisting of several icons. The previous tracks panel displays the last tracks that have been played on the radio. Users can click on any track on the list to start playing it. The settings panel lets the user control the behavior of the radio. Both panels can be closed by clicking outside of them. I used to make these wireframes. In this phase, I focused on how to position the components and how to make the project look and feel great. To achieve that I created 10 different themes. The source for wallpapers is . Electronic music includes tons of genres and subgenres, so creating the right stations was a challenge. DevTunes FM I spent a lot of time browsing the available playlists on and played through all the individual tracks to decide if the content matches what I would want to include on the radio. SoundCloud I ended up creating 28 stations. Stack The radio is written in . It has awesome features such as API routes, data fetching, built-in support for CSS modules, static file serving, environment variables, hot reloading, and so much more stuff, that I made use of while creating the app. NextJS The audio source is . It allows developers to get the data about the users, tracks, playlists, likes, reposts, comments, comments, favorites, followers, and other useful data. SoundCloud API I used for deployment. Deploying the app is as simple as hosting the source on and then importing it in Vercel. It will do all the heavy lifting - build processes and configuration for you behind the scenes. All you need to do is set up environmental variables. Vercel GitHub Mobile Responsiveness One of the priorities of the radio was for it to be fully responsive for different screen widths. This way the radio could have been efficiently used on multiple device s. To achieve that, I set up a media rule at 700px, where the UI switches from top and bottom navigation to the fullscreen interface. Conclusion A couple of years ago creating my own radio app was a dream. Now I am happy to see coding as a powerful tool that can be used to help other developers on their path. An amateur musician living in a small town somewhere in a very remote corner of the world can post their song online and find an audience that will love it. The opportunities arising from the widespread digitalization are truly inspiring. However, social media and streaming services, like Spotify and Apple Music, also create a lot of new challenges for musicians, both professional and amateur, as well as music lovers. Sound designer and composer Roman Ponomarenko, whose extensive experience includes creating soundtracks for movies and working with A-list pop stars, explains how digitalization has changed the process of music production and our idea of good music. How Digital Platforms Make Music More Diverse and Simple at the Same Time The advent of social media and widespread digitalization have radically changed our understanding of what good music is. The digital revolution has made music more accessible but also changed the ways it is produced, distributed, and consumed. The wide availability of low-cost tools for composing and recording music, as well as the emergence of platforms like YouTube, SoundCloud, and Bandcamp, has made the process of music production and distribution available to a considerably larger number of people. Many independent musicians gained the opportunity to make their own music and share it with others. This led to the explosive widening of the array of musical genres, styles, and subcultures. On the one hand, it's great, because now every person can find the very music they like. But on the other hand, the concept of good music has blurred. There is no more standard for everyone. Social networks like TikTok and Instagram have played their role in the process of music transformations. They emphasize short and visually attractive videos with catchy sounds, so the viral potential of music has become more important than its depth and complexity. The quickly gained worldwide popularity of these platforms became the catalyst for the growing simplification and commercialization of music. For example, Spotify and Apple Music use complex algorithms to compose personalized playlists, often prioritizing songs with catchy melodies and formulas familiar to a large number of listeners. As a result, unique and authentic content often gets left out. These algorithms influence listeners' tastes and expectations, contributing to the process of musical simplification. The beauty of such observations is that even if they don’t give you immediate return they tend to add up over time. What is your usual writing routine like (if you have one?) I wish I could relate to the common advice on writing: put your ideas into words as fast as you can without spending time on typos, grammar, and tone. Unfortunately, I end up all over the place every time I write. Even now, when I recall the advice above, I have to Google it to make sure I’m not quoting it wrong. While Googling, I encountered two other articles on writing that I immediately wanted to read. Luckily, I managed to put them aside by noting them in my to-do list so I could get back to answering this interview. One thing that works for me surprisingly well, is writing in a limited space. I mean, I literally make my Notes window like 1/6 of a laptop screen. That way, it looks like I am making progress really fast. And that, in return, gives me confidence to continue. As much as I don’t like typing on mobile, a small screen does the same trick for me. It is one thing to start an A4 page that doesn’t even fit into a screen. But it is a whole lotta easier to write an IG caption that looks significant, even if it is just 2–3 sentences long. Being a writer in tech can be a challenge. It’s not often our main role, but an addition to another one. What is the biggest challenge you have when it comes to writing? I know it is different for everyone, but for me, the main challenge is gaining confidence that I know the subject well enough. Otherwise, who am I to make judgments or spread yet another useless information? The Internet is full of low-quality content, not to mention crappy SEO pages. While I have nothing against getting exposure per se, it’s just too bad that it involves piling up the waste we have to go through when we really need to find something. I don’t want to add up to that. There is one rule of thumb that helps me avoid producing useless knowledge: would the information that I create help my past self? Would it save me time? Would it give me confidence? Would it entertain me? Would it help me make better decisions? If the answer to one of these questions is Yes, then there is a point in going for it. What is the next thing you hope to achieve in your career? It is not specifically about achievements. It is more about gaining experience. I am fortunate enough to identify product/market fit for a couple of products and to scale up a company from 90 employees operating in a project-driven environment to 250 employees driven by product-led culture and working in autonomous cross-functional teams. My current interests revolve around the topic of sustainable growth. The tech industry is obsessed with growth. Exponential growth, growth hacking, growth mindset, growth team, growth engine, hypergrowth. If a startup doesn’t show enough growth, it is doing it wrong. Yet, there is less talk about the inevitable sacrifices the growth takes from both the product and the people who build it: lack of focus, abandoned values, growing tech debt that will be reworked as soon as a company finds its Ideal Customer Profile, chaotic environment, poor work-life balance, etc. I want to explore how things can be done differently.
