Virtual Meetings have become an essential part of corporate collaboration, serving as the de facto way that ideas are exchanged, decisions are made, and strategies are devised. However, the true value of meetings is often diluted by their length and the complexity of the discussions. This is why note-taking and effective summaries and action points are so important. Converting long and often pointless discussions into short (actionable) summaries, meeting attendees can quickly catch up on meetings they missed, review decisions that were made, and understand discussions without having to sift through hours and hours of recordings. We thought it would be cool to create our summarizer. If you don't have one already, keep reading. Building an AI-Powered Summarizer using NodeJS and ApyHub API To Make Meetings Easy

If any of us in our businesses can be better than Apple at any specific thing, no matter how niche, I'm sure we would try to take advantage of this opportunity. It appears Steve Jobs had a preference for how meetings should be undertaken. And he believed this approach to meetings produced the best results, allowing people to engage more seriously and more carefully with the topics being discussed. However, there have been drawbacks to this approach of meetings, as we'll cover in the article. But the advent of new technologies has created an unexpected opening for the kind of meetings Steve Jobs envisioned while mitigating virtually all the downsides of this approach. AI note-taking This isn't really about how to take meetings now better than Apple. This is really about bringing Steve Jobs' vision of effective meetings to life. Let's dive in. How Steve Jobs Approached Meeting Notes A slight storm had been caused among tech Twitter and tech Threads the other week. The user, Darius, who claims to have worked directly with Steve Jobs, has made some bold statements about meetings, how we approach them, and what Steve Jobs thought. The offending tweet in question is detailed below. Darius positions himself as a sort of oracle of Jobs' knowledge, able to translate the great man's thoughts into business lessons for work and life in the modern age. The big claim here is that you shouldn't take notes in meetings. It's not just Steve Jobs who has peculiar approaches to meetings. Jeff Bezos recently appeared on where he talked about how he established a culture of meetings within Amazon. It was based around the memo format. In Jeff Bezos's ideal meeting, the memo for the meeting is written before the meeting. Lex Fridman’s podcast It is long, written in narrative form, not simply bullet points, and can take multiple pages. While attendees are free to read the memo before the meeting, there isn't an expectation to do so. Instead, the first part of the meeting is spent with everyone in a team silently reading the memo. According to Bezos, this can take up to half an hour of an hour-long meeting. He says doing it this way works best because it means that everyone has carved out time for the meeting and no one is pretending to know what the topic is. It means everyone can fully engage in the discussion the meeting was intended to stimulate. We can find Steve Jobs' approach in this context. If you have people together in a meeting, they are not being productive doing other things. So, you should be aiming to get maximum productivity out of them in that meeting. And what is the maximum productivity that can be brought out in a meeting? Is it communicating an idea? No, not really. You can do that with an email. It's about discussing ideas, engaging in discourse, analyzing each other's thoughts, with multiple people bringing things to the table, each interrogating and building upon the ideas presented. And in order to do that effectively, in order for everyone involved in the meeting to contribute to their fullest and engage intellectually to the maximum extent they can, they shouldn't be distracted by either a lack of knowledge or by having to take extensive meeting notes. Why We Shouldn’t Take Notes in Meetings So, why shouldn't we take notes in meetings? I'm very sympathetic to this view because taking notes in meetings is one of a litany of activities that can distract someone from what is being said, especially in the era of remote work. It's especially common for people to try to do other things while they're in the meeting, like completing other tasks, sending an email to somebody else, generally trying to be productive and get stuff done, feeling like it's not lost time. People think they're doing good things when they do this. They think they are setting a good example, but they're not. If they don't need to be in the meeting, then they shouldn't be in the meeting. If they should be in the meeting, then they should be present and engaged. And if everyone is taking notes, then it feels like everyone is slightly distracted. This produces a general distraction. But there's also value in noting that more junior employees are often tasked with the responsibility of keeping and updating valuable notes. While this can be a useful task to introduce someone to if they have no other context to the meeting, if they do have some engagement with the topics of the meeting, having to take notes stops them from being able to participate and present their ideas or make observations of their own. There is also a gendered side to this. I've been in meetings where the organized person in the meeting is a woman and because they are organized, they end up falling into the default role of minute taker, while one of the guys gets to take on the role of idea guy. Many of the tasks that are getting captured by AI fall into these often mundane, typically female categories of work: coordinating the meetings, taking the notes, capturing action items, sharing those with the team.” Meeting notes are obstacles to engaging in the meeting. The ideal meeting would allow everyone to remain 100% focused on the discussion at hand with equal opportunity for all to participate and contribute as they see fit. This is what Jobs believed. And it's a very enticing view. How much more productive would we all be if we could maximize the benefit of the discussions we have in meetings so we don't need to have more meetings? We can get more done so that we don't have to do yet more work. What’s Wrong With This Policy? While the approach of not taking notes in meetings is intriguing, it isn't perfect. The very simple and obvious problem is that someone does need to take some notes. Otherwise, how are we going to remember what we thought, talked about, agreed on, or what action items were recorded? In any workplace, it's very common for people to find that they've attended a meeting where no one took notes, and as a result, things didn't get done and there's no shared concept of what occurred in the meeting. Beyond these obvious productivity considerations, there's the fact that everyone engages with and retains information differently. For some, like myself, having a long, free-form discussion is super valuable and a great way to learn and engage with ideas, still having a rough idea of things at the end to take action on. For others, when something is mentioned, it's very beneficial for them to quickly jot that down. It helps to reinforce that memory in their mind, not simply because it's written down, but because the process of writing it down helps them remember it better. People simply differ in how they absorb information. Add to that, there are more extreme versions of this need to write things down or to engage more carefully with things. This might be related to neurodivergence, slight memory issues, or simply being easily distracted, as many people with ADHD or similar can experience. The downsides to not recording any meeting notes seem painfully apparent. While many meetings do occur without the effective use of meeting notes, almost all important meetings will have someone taking those notes. It's not simply best practice; it's an obvious thing to do. In fact, in some circumstances, it can be legally required. How Can We Take Notes Better Than Apple? So, what's the synthesis here? Well, it's AI. You do not need to spend your time in the meeting taking notes if you know the AI has been taking notes for you. Are you bold enough to say what you need to say in a meeting or do you feel knots in your stomach and refuse to speak up? You may find it hard to share your voice in a meeting because of these limiting beliefs: What if they think my idea is stupid? I don’t have anything valuable to say. It’s only half-baked. Others have better ideas. It’s better to keep quiet than sound foolish. Being able to speak up on the spot is a very valuable skill. Sharing your perspective or contributing to the discussion even in small ways not only projects confidence, it also builds credibility. But how do you find the courage to do so when your heart starts racing at the thought of uttering even a few words? How can you say something that can potentially make you appear silly, feel embarrassed or look incompetent? Human beings are programmed to suppress negative emotions as a means of self-protection. This makes you naturally avoid anything that may feel unsafe. Speaking up in a meeting is not a real threat, but your brain incapable of distinguishing between a real and perceived threat treats it like one. Desire to avoid the negative emotion makes you stay silent as opposed to voicing your opinion. Giving power to circling negative thoughts in your mind refrains you from contributing and sharing your valuable ideas and opinions. Staying silent inhibits you from making meaningful contributions to your team and organization. Vulnerability is not weakness, and the uncertainty, risk, and emotional exposure we face every day are not optional. Our only choice is a question of engagement. Our willingness to own and engage with our vulnerability determines the depth of our courage and the clarity of our purpose; the level to which we protect ourselves from being vulnerable is a measure of our fear and disconnection - Brené Brown Embrace vulnerability. Put your guard down. Staying silent makes you invisible while speaking up is powerful as it gives you a voice. Sharing your thoughts enables others to connect, communicate and collaborate with you. It builds confidence. Try these 4 practices to speak up in meetings: Accept your fears The biggest hurdle to speaking up in meetings is fear—fear of being judged, fear of being considered stupid, incompetent, unworthy, or silly. You may be fearful because you’re new to the organization, less experienced or may think your ideas are so small that they can never influence the decision. Fear can also show up when you’re part of an important discussion where there’s more at stake and you don’t feel confident about your ideas, knowledge or competence. Whatever the reason, you can’t wait for the fear to disappear before sharing things on your mind. Genuine confidence doesn’t come from lack of fear. It’s built by changing your relationship with fear or as Russ Harris puts it - “The actions of confidence come first; the feelings of confidence come later.” Instead of waiting for confidence to speak, speak to build confidence. When you act like the person you wish to become, your mind tunes to this new reality. Speaking up in meetings which earlier appeared daunting will soon become second nature—it will turn into a habit. Whenever your mind advises you that it’s not wise to speak, don’t trust it. Question your thoughts. Connect with your emotions. Are you sensing fear? Acknowledge you’re feeling fearful. Let your fear sit by your side while you pick up the courage to utter the first few words. Invert your thinking One of the reasons we don’t speak up in meetings is our tendency to assume the worst. We imagine the worst case scenarios and play them in our mind on repeat. Negativity bias—our tendency to attend to, learn from, and use negative information far more than positive information—makes us internalize these unhelpful thoughts without questioning them. A great way to switch our mind from defaulting to negativity requires reversing our thinking. Inversion is one of the most powerful, yet simple mental models to reframe negativity into positivity. When trying to speak up in meetings, our natural mode of thinking looks for answers to: How can I avoid looking stupid? What if no one likes my idea? Why would anyone care about my opinion? Isn’t it safer to stay silent than say things that don’t make sense? By inverting our thinking, we can instead ask ourselves: I won’t know what others think unless I say it. What can I learn from sharing my views with others? It’s ok for others to disagree or not like my idea. How can I use this information to improve the way I think or make decisions? Others can only value my opinion when I speak my mind and share my honest opinions. How can I slowly add value to these discussions? I may not have the complete information or the best idea, but even if there’s a small chance it can be useful to my team, I am responsible to share it and not hold myself back. How can my idea help my team? This form of reverse questioning can help us break our default thinking pattern and shift from spiraling downwards in negativity to lifting upwards with positivity. Inversion is a powerful tool to improve your thinking because it helps you identify and remove obstacles to success. — Shane Parrish Start with something small A big obstacle to speaking in meetings is our desire to make the best arguments, present the best ideas or say extraordinary things. But coming up with great things to say is not always easy and they aren’t the only way to contribute. Sometimes even a simple observation, an honest opinion or your curiosity to understand more can give way to a powerful conversation and enable better decision making. I won’t recommend jumping straight to big, bold arguments and conclusions unless you have shown the courage to share less conflicting opinions first. This is because going big can sometimes backfire. Others can’t trust your judgment when you hardly speak. However, when you start small, you not only reduce the risk of getting a backlash, but seeing others appreciate your opinion gives you the confidence to voice your opinion and not hold yourself back. We are A-to-Z thinkers, fretting about A, obsessing over Z, yet forgetting all about B through Y - Ryan Holiday Starting small enables you to take those steps from B to Y instead of one giant leap from A to Z. To start small, look for small opportunities in the meeting when you can speak. Can you ask them to share more data on their conclusion? Can you state your observations? Can you show your support? Can you appreciate their insights? Can you seek clarifications? Can you reframe the problem? Can you make a small suggestion? Remember though, don’t try to put others down, act mean or belittle them in any way. Your voice should be seen as lifting others up, not putting them down. Even if you disagree with their view or their decision, do so respectfully—state your rationale, politely share your disagreement and ask for their opinion. Only when others see you making meaningful contributions to their discussion, will they seek your opinion next time around. Frame it as a question You have embraced your fears, you have reframed it as an opportunity to learn and you’ve decided to start small. But you may still find yourself unable to speak in a group setting. That’s because you may still be missing one crucial element—being direct or asserting your opinion requires experience and practice. Your mind is stormed with what-ifs which prevent you from using the right opportunity—What if others think you’re arrogant? What if they feel offended? These what-ifs can take up so much of your mental bandwidth that there’s hardly any left to speak. Being straightforward has its advantages, but when it doesn’t work, you don’t need to give up. You can escape this mental barrier by asking a question instead because it’s easier to frame a question than assert your opinion. For example: Instead of: This will never succeed. Say: In which ways can this fail? Instead of: I suggest we do “…”* Say: I have an idea on how we can approach it. Would you like to hear it? Instead of: This is incomplete data. We can’t rely on it. Say: What additional data can help us make a better decision? Instead of: I don’t agree with you. Say: Can I share a different opinion on it? A question puts you in a positive light—curious, thoughtful and attentive. It doesn’t need much preparation and is definitely less risky. Reframing what you need to say in the form of a question also makes others more receptive. They can disregard a statement, but a question can’t be easily ignored or avoided. Talent Retention and the Role of a 1:1 in It Talent retention is like a successful outcome that emerges as a result of meeting everyone’s expectations. With my team, we focus on where on the competence curve the specialist is currently on to understand which support we can provide. We differentiate four main stages: At this stage, the tech specialist has just started working in a company, and they have strong confidence in their knowledge. However, as newbies in the company, they can still miss some skills. At this phase, regular one-on-one meetings with a manager are especially important, at least for 1–3 months. Unconscious Incompetence. As a tech specialist continues to work, they understand what skills they lack and what competences they can still acquire. A 1-on-1 meeting with a manager is meant to solve all the challenges. During the sync, you can give emotional support, define the struggles, and come up with a mutual solution. Conscious Incompetence. After 7–9 months in a new position, the specialist seems to have overcome all challenges and shows mastery in their job. The competence curve levels up, showing the working stability. At this moment, it’s critical to keep organizing 1-on-1 with employees. We check their overall well-being and shape plans for the future. Conscious Competence. After 1 to 2 years in their role, a developer reaches their peak. They perfectly deal with their tasks in a way that they can even train others. At this level, it’s important to keep the track and engage the specialist in new more challenging projects. Development and growth milestones will add motivation to the working routine. Unconscious Competence. Your One-on-One Meeting with an Employee: What’s on the Agenda? Before setting up your catch-up, ensure you create a relaxed environment where everyone can express themselves. The meeting is not a ground for managers discussing employees with other employees. It’s rather a friendly conversation between two sides. Depending on the time a specialist is in their role, the questions, and the focus of the conversation will differ. The core minimum of topics that I stick to in 1:1 between managers and employees includes: You typically check the milestones you defined with the specialist before. I see it as an opportunity to check if an employee requires any support or needs to prioritize some deadlines. Work progress. Even if the goals are set for the whole year, it’s a great opportunity to check smaller milestones during the catch-ups. Once divided into smaller steps, the goal is more likely to be achieved. Personal growth and career goals. During syncs, this part works in two ways, for you as a manager, and your employee. Feedback is important for future improvement, while recognition keeps a specialist motivated. Feedback and recognition. Work-life balance is critical. Regular syncs allow reducing levels of stress, reorganize ways of working, if required, and improve the mutual relationship. You just need to speak up. Personal check. Win-win for Both Sides Regular catch-ups proved to be one of the basic components for cultivating positive culture among the tech teams. In the long run, they go beyond a professional relationship. They strengthen personal communication and contribute to the general well-being of the team members. As a result, employees are more satisfied, don’t think of changing their jobs in the foreseeable future, and find value in contributing to a company’s success.
